I was at a party in Greenwich Village in New York City It was crowded with about twice as many

people as the space comfortably fit There was a dog in the mix too But it was a casual event and

we all spent a lot of time in the kitchen cooking and cleaning

I was at the sink washing dishes when I heard the dog yelp behind me I turned just in time to see a

woman curse at the dog as it dashed out of the kitchen She had obviously just stepped on his foot

or tail

Watch out she shouted after the dog then saw me looking at her and added Hes always in the

way

Really You step on a dog and then you blame the dog Who does that

Actually a lot of us do

We start blaming others at an early age usually to escape parental anger and punishment but also

to preserve our own self-esteem and self-image Then the behavior sticks often well into our

adulthood I mdash and I am sure you mdash see people in organizations point fingers all the time

Sometimes its at a departmental level A struggling sales group blames a poor product while the

product people blame an ineffectual sales team or maybe lax manufacturing Blaming a department

or a product feels safer than blaming a person since it appears less personal can pass as an

attempt at organizational improvement and might seem less defensive But its counter-productive

as the transparency of culpability betrays its disguises

A few years ago I sat at a table with the leaders of a major stock exchange They were struggling

with setting goals for the year The CEO to whom they all reported was not in the room

I asked them what was getting in the way We need direction from senior leadership they

answered in agreement

Seriously I was stunned Look around I said raising my voice a little Everyone in the

organization is looking for direction from you You are senior leadership

No the head of something answered with the others nodding The CEO isnt here

I retorted Youre blaming the CEO Youre waiting for him to tell you what to do At your level

Really

An awkward silence followed Then we got to work turning the company around

Blaming others is a poor strategy Not simply because everyone can see through it Or because its

dishonest Or because it destroys relationships Or even because while trying to preserve our self-

esteem it actually weakens it Theres a more essential reason why blame is a bad idea Blame

prevents learning

If something isnt your fault then theres no reason for you to do anything differently Which means

in all probability youll make the same mistake in the future That will lead to more blame Its acycle that almost always ends badly

Recently a CEO I work with fired Bill one of his portfolio managers He didnt fire him for poor

results He fired him for blaming his poor investment results on everything except himself The CEO

was only looking for one thing from Bill Awareness of the mistakes he was making But Bill

continued to deny his role in his poorly performing portfolio

The CEO was right to fire him If Bill couldnt admit to the mistakes he was making why wouldnt he

make the same mistake tomorrow Would you trust Bill with your money

Thankfully theres a simple solution Take the blame for anything youre even remotely responsible

for

This solution transforms all the negative consequences of blaming others into positive ones It

solidifies relationships improves your credibility makes you and others happy reinforces

transparency improves self-esteem increases learning and solves problems Its as close as Ive

ever seen to a panacea

Contrary to what you may feel in the moment taking the blame is the power move strengthening

your position not weakening it First of all because once youve taken responsibility for something

you can do something about it which gives you strength

But also because it takes courage to own your blame and that shows strength It immediately

silences anyone who might try to blame you mdash whats the point if youve already taken the blame

The blame you conversation is over Now you can focus on solving problems

Being defensive makes you slippery Taking responsibility makes you t rustworthy You might think it

puts you at risk because others may see an opening and jump on you But thats not what usually

happens

I was running a strategy offsite at a high technology company with a CEO and his direct reports We

were looking at some problematic numbers from the previous quarter One by one each leader was

trying to argue that he or she was not ultimately responsible for the issues pointing to the other

areas that contributed

Then Dave the head of sales spoke up He proceeded to list the mistakes he felt he personally

made and what he wanted to do differently in the future

His colleagues didnt pile on In fact they did the opposite They began to say things to dilute his

blame One by one they started taking responsibility for their role in the challenges the company

was facing

Taking the blame serves as an example When you take the blame others get embarrassed about

not taking the blame themselves When they see you dont get shot they feel emboldened to take

the risk

And even if they dont you will now be able to avoid making the mistakes youve made in the past

which ultimately is the key to your success

Well done - what an attention grabber that headline is Of course things

I fully agree I work and live in Italy and my most of my colleagues are only able to blame the other

ones instead of assuming their responsibilities This behavior is really time consuming and

leads now where They only wait to see what the other ones are doing instead of m oving forward

working towards the objectives of the company

Just make sure you dont work in such a risk adverse environment that you get reprimanded for taking responsibi lity Some organizations (consulting) are so toxic and risk adverse that they dont

want to show anything that could poss ibly end up with the firm being responsible

And so the blam e keeps going round and round as s tandard operating procedures unti l the firm

can find just the right person to disposition These firms don t want their employees to take

respons ibility and so the cycle continues

I needed to hear this today - too bad I didnt see it about 2 hours earlier

It reminds m e of a goalie coachs advice to my son - the goalie needs to take the blame for every

goal scored because ultim ately its hisher res ponsibil ity to stop the puck It doesnt matter that 5

other players let a s hooter get in position its on him Only by taking the heat for every goal scored

can you get the 5 other players to see their own role in the play After all a loss is a loss no matter

whos at fault

who accepts responsibility and makes oneself accountable That real approach does work in the

mili tary subculture-almos t every time and there are reasons for this which are not really relevant

here

Not so m uch in the corporate culture My corporate experience (30 years) is chock full of blamers

liars cheats and thieves People who are smaller than the positions which they hold and less

than up to the challenge of facing reality in favor of protecting their own reputations and res umes

But they are that way for a good reason They are taught to be that way by the manner in which

they are treated by their organizations Corporations tend to favor leaders who can circumvent

getting stink on them by any means poss ible that includes blaming their fellow team m embers

and subordinates We all know many examples of this type behavior-make next quarters

numbers look good no matter what

I agree with the point that language is a powerful driver of behavior and response Regardless of

where you stand on the notion of taking owners hip and res ponsibi lity for your actions (good bador indifferent) it is a powerful act I think you did a great job of highlighting that power Peter Time

and again where there is deficiency in the respons iveness of the senior teams I work with it is

usually because no one is choos ing to be accountable for their actions Taking the blame is but

one step in bui lding a healthy regard for the risk-taking resilience and res ponsiveness that is

required for our organizations to be successful

Thanks for such a thought-providing pos t

I agree with the comment about shi fiting away from the term blame as it does have a very

negative connotation I think it is better to step up and take responsib ility for our actions and learn

what we did well and then also examine what we will do different next time Basic s elf-coaching

approach to any situation In my experience when you take this approach i t encourages others to

examine what they will do different the next time but als o reinforces the positives that they want to

continue to do in the future

Robert I agree with framing things out positively But learning involves experience which

obviously requires looking back I think Peter nailed it by focusing on respons ibility

learninggrowth and leading If more people viewed things this way wed have a much s tronger

This is a subject near and dear to m y heart I learned in the military that the leader of any group is

the one who takes respons ibility for the si tuation and actively works to solve the present problem

whether the fault or failure lay with them or not The ability to see that changes must be m ade and

actions taken and the willingness to take respons ibility for the action and the outcome is an

essential ingredient for leadership

Failure is also an ess ential ingredient It is where the greatest learning comes from We have

become s o focused on success that many people fear failure or fear admitting it The wave of

positive thinking seeks to avoid the impact of failure but I believe it is best em braced I believe

this is an advantage many creatives have The creative process is one of exploration adventure

and experimentation Things are bound to fail and m any creatives know that success is the

exception and not the norm but often the best and mos t beautiful things com e from mis steps

That is one of the reasons why this Wins ton Churchill quote has always been important to me

Success is not final Failure is not fatal It is the courage to carry on which counts Humanbeings are s o remarkable because we cons istently pick up the pieces and carry on regardless

Great post Peter While I do agree with Robert that blame is a loaded term I think preciselybecause its such a trigger point its im portant to use i t Otherwise its too easy to sidestep I also

like how you frame accepting blame as a power m ove I agree completely It takes a high degree

of personal power to accept respons ibility and to see what one can do to turn around a situation

The sad fact is as you point out no matter how high our positional power is creating radical

change comes down to personal power

I agree with your point here but my view is a bit different Whether its in personal life or in the

busines s world whe ther were talking about customer service performance reviews etc we need

to shift away from blame totally because the term has a high emotional im pact I prefer to think

It reminds m e of a goalie coachs advice to my son - the goalie needs to take the blame for every

By taking the blame Dave changed the course of that meeting and as it turns out the course of the

company He also got promoted

There is one tricky part of this To take the blame you need to have confidence in yourself and your

capability You need the personal strength to accept failure You need enough self-esteem to believe

you can learn from your mistakes and succeed another day You need to accept failure as part of life

and not a final sentence on who you are as a person

In other words its OK to step on a dog It happens Just dont blame the dog

Well done - what an attention grabber that headline is Of course things

are a bit more nuanced than that as Peters blog and everyones comm ents clarify I cant speak

so

much about the CEO and corporate leadership world but as an addiction specialis t working

clinically Ill pipe in about personal relations hips that leaks into the work worldLets say Person A

socializes failure and personalizes success (If theres problems its your fault or look what you

did if theres success I made it happen or look what I did) Person B personalizes failure and

socializes success (if theres problems its my fault or I played a role in this problem if theres

success we did it together or I did it with your help)When both parties place blame for problems

on one of them even when success es can be s hared it creates a power differential that few

relationships can sus tain We have terms for these relationship patterns Abuse Bullying

Domes tic Violence Sexual HarassmentFar better to shift away from the Blam e Game al together

What Peter is really talking about is what I call The Respons ibility Game

httpwwwhabitsintohealthco each can play a role in changing our world by socializing ANDpersonalizing failure (When things go wrong lets solve this together I take ownership of my role

and I expect the sam e from you when things go well lets each take ownersh ip together and

celebrate our success)

I fully agree I work and live in Italy and my most of my colleagues are only able to blame the other

ones instead of assuming their responsibilities This behavior is really time consuming and

leads now where They only wait to see what the other ones are doing instead of m oving forward

working towards the objectives of the company

trying to argue that he or she was not ultimately responsible for the issues pointing to the other

areas that contributed

By taking the blame Dave changed the course of that meeting and as it turns out the course of the

company He also got promoted

There is one tricky part of this To take the blame you need to have confidence in yourself and your

capability You need the personal strength to accept failure You need enough self-esteem to believe

you can learn from your mistakes and succeed another day You need to accept failure as part of life

and not a final sentence on who you are as a person

In other words its OK to step on a dog It happens Just dont blame the dog

Just make sure you dont work in such a risk adverse environment that you get reprimanded for taking responsibi lity Some organizations (consulting) are so toxic and risk adverse that they dont

want to show anything that could poss ibly end up with the firm being responsible

And so the blam e keeps going round and round as s tandard operating procedures unti l the firm

socializes failure and personalizes success (If theres problems its your fault or look what you

did if theres success I made it happen or look what I did) Person B personalizes failure and

socializes success (if theres problems its my fault or I played a role in this problem if theres

success we did it together or I did it with your help)When both parties place blame for problems

on one of them even when success es can be s hared it creates a power differential that few

relationships can sus tain We have terms for these relationship patterns Abuse Bullying

Just make sure you dont work in such a risk adverse environment that you get reprimanded for taking responsibi lity Some organizations (consulting) are so toxic and risk adverse that they dont

want to show anything that could poss ibly end up with the firm being responsible

And so the blam e keeps going round and round as s tandard operating procedures unti l the firm

can find just the right person to disposition These firms don t want their employees to take

respons ibility and so the cycle continues

It reminds m e of a goalie coachs advice to my son - the goalie needs to take the blame for every

goal scored because ultim ately its hisher res ponsibil ity to stop the puck It doesnt matter that 5

other players let a s hooter get in position its on him Only by taking the heat for every goal scored

can you get the 5 other players to see their own role in the play After all a loss is a loss no matter

I agree with your point here but my view is a bit different Whether its in personal life or in the

busines s world whe ther were talking about customer service performance reviews etc we need

to shift away from blame totally because the term has a high emotional im pact I prefer to think

about personal responsibility and accountability and HOW TO IMPROVE THINGS in the future and

present Blame is looking backwards

who accepts responsibility and makes oneself accountable That real approach does work in the

mili tary subculture-almos t every time and there are reasons for this which are not really relevant
