    IFS IMPLEMENTATION

    INTRODUCTIONThe charter of IFS Implementation staff and partners is to form an ongoingpartnership and provide value to IFS customers by providing leadership through

    application, technical, and implementation knowledge transfer throughout theimplementation process. Project management, business analysis, requirementsdefinition, education, technical expertise, and liaison with other IFS organizations,if necessary, are some of the roles IFS Implementation staff and partners can provide.IFS and its partners are staffed with personnel who have many years of subjectmatter and implementation expertise, as well as deep knowledge of IFS Applications.

    IFS Implementation MethodIFS uses a defined method called the IFS Implementation Method. The methodprovides IFS and its customers with a very flexible method to meet the needs ofmany different types and scales of projects.

    IFS Services Manager IFS also uses the IFS Services Manager to provide the method and tools needed tosupport the IFS Implementation Method. The IFS Services Manager is a tool thatcontains all the standard industry solution information relevant to the project andIFS Implementation accelerators that can help speed up the implementation. Itseasy-to-use and accessible portal interface gives quick access to Activities andDeliverables at any point in the project, making progress measurements easilyviewed by all.

    THE IFS IMPLEMENTATION METHODThis section describes the phases, associated deliverables and qualification gates that

    are part of the IFS Implementation Method. The IFS Implementation Method issupported by five main phases, each of which has a formal qualification gate wherethe agreed upon deliverables for that phase are confirmed and approved by the jointCustomer/IFS Steering Committee. The IFS Implementation Method is described inthe following subsections.

    Initiate Project Phase

    PURPOSE

    The purpose of the Initiate Project Phase is to achieve a seamless transfer from thesales process and to create the foundation for a successful project. In most cases, thefoundation for the project will be built around the pre-defined Industry Solutionprovided by IFS.

    DESCRIPTION

    The Initiate Project Phase is critical to creating sound foundations for a successfulproject. During this phase, the Project Manager works very closely with the salesstaff to capture relevant information.

    The IFS project manager and the customer project manager then work togetherto define the appropriate project controls, develop the initial Project Master Plan,and to schedule the Map Solution Phase.

    When the documentation from the Initiate Project Phase has been produced, itwill become the baseline against which actual progress can be measured and reported.Equally, it will be the reference against which the impact of changes can be assessedproperly. These changes might be part of the natural process where the customers

    requirements evolve as the project progresses. Conversely, they might be unforeseenand therefore have to be managed with great care to avoid increasing scope or costs.

    Map Solution Phase

    PURPOSE

    The purpose of the Map Solution Phase is to:

    Describe and validate the customers business processes against the pre-definedindustry solution provided by IFS Applications,

    Identify and describe potential customization requirements,

    Identify the data migration requirements in order to create a feasible plan for thesubsequent phases.

    DESCRIPTION

    In the Map Solution Phase the focus is on creating a solution that uses IFSApplications with minimum customizations to fully meet the customers businessprocesses.

    This phase begins with a Project Kickoff involving IFS and customer core teamresources. The purpose is to set expectations and lay the foundation for the project.

    The result of a successful Project Kickoff is a cohesive team that has establishedgoals and objectives for the project, understands when major project milestones will

    take place, and has established the schedule for the project.Following a formal kickoff meeting, IFS business analysts will work with thecustomer core team to identify the top-level business processes. The customersbusiness processes are documented on a high level in the IFS Business Modeler tooland the critical path is determined, i.e. in what areas and process steps are systemssupport critical to the enterprises business. IFS business analysts create a list of thespecific processes in IFS Applications that the customer will use.

    An IFS technical resource, accompanied by customer technical resources, willinstall the IFS Applications software in a training environment to be used fortraining and analysis activities. It is the customers responsibility to provide a serverand the necessary system software for this installation.

    Based upon the list of required business processes, IFS business analysts prepareand deliver training on IFS Applications to the customer core team. This training isfocused on the key concepts and process flows within IFS Applications required tosupport the customers identified business processes. Training is delivered usingstandard IFS training materials that are tailored to the needs of the customer. Thiskeeps training focused to those features of the application required to support thecustomers solution.

    Following training on IFS Applications, workshops are conducted where thefirst-cut, matched processes are validated and enhanced by running scenarios in theapplication. During the workshop sessions, information about solution configuration(component and functionality usage), perceived functionality gaps, data elementdefinitions and structures, data migration requirements, interfaces, and businesscritical reports is gathered. Functional gaps requiring interfaces or customizationsare documented at a summary level. Detailed functional and technical specificationsare developed later as part of the interface or customization development processduring the Establish Solution Phase.

    Establish Solution Phase

    PURPOSE

    The purpose of the Establish Solution Phase is to build and test the pre-definedindustry solution. During this phase any adjustment of the basic data, developand test agreed customizations is made, data is developed and the migration testedand preparations for the Implement Solution Phase are done by developing end-userdocumentation and training pack.

    DESCRIPTION

    The Establish Solution Phase produces a working Solution that meets the customersrequirements. Any critical errors identified during rigorous testing are correctedand the Solution is re-tested to confirm they are all eradicated. Both manual andautomated data migration processes are verified, and sample data is used to test theSolution. User roles and profiles appropriate to the Solution are created and verified.

    During the Establish Solution Phase, the IFS technical resource installs theappropriate software in the required environments according to the results from theMap Solution Phase. Once the installation is complete, the IFS technical resource,using a checklist, verifies that the software has been installed properly.

    System Administration training and consulting is provided to enable the custom-ers technical staff to begin to take ownership of the application platform. The sys-tem administration training includes information on security administration, appli-

    cation of patches, basic understanding of database organization and performance.Periodically during the Establish Solution Phase, updates will be made to therequired environments to deliver the latest required software including any recentupdates and patches. These updates are typically scheduled prior to key workshopand testing activities.

    Any identified critical customizations or interfaces are formally documented,developed, and tested during the Establish Solution Phase using IFS customization

    development processes. These steps are further defined in the section 3 IFSDevelopment below.

    For data that wil l be electronically migrated, the customer technical resourceswill be trained on the IFS Data Migration toolkit and associated processes. Thecustomer technical resources will work closely with the customer process teams tomap the legacy data to the IFS migration containers. The Customer TechnicalResources will extract the necessary data from their legacy systems, load the IFSmigration containers and execute the migration process. The customer processteams must be available for testing and validating the data following the migrationprocesses. Multiple iterations of data extraction, execution and testing will occur toensure the data is migrated successfully.

    Testing is performed throughout the Establish Solution Phase, first starting withcommon business processes, moving to normal business exceptions and ending withspecific exceptions. Key users will work through the scenarios as a team to test allthe major business functions. Written procedures and work routines will be devel-oped along with detailed definition of roles and user profiles in preparation of enduser training. The IFS consultants will support the customer process teams to helpresolve any outstanding software issues and to review the scenarios that are beingtested.

    The final test is executed as the Application Solution Test. The ApplicationSolution Test allows the customer process teams to validate the entire integratedsolution. The customer process teams will test the business flows, ensure the workroutines are adequate and customizations and integrations are operating as designed.These tests must occur using any custom customizations, interfaces, reports, formsor migrated data to ensure they are operating properly within the context of thesolution. Any necessary adjustments will be made to the solution at this time andthe system will be made ready for the Implement Solution Phase.

    During the Establish Solution Phase, the Project Master Plan is updated and adetailed plan for the Implement Solution Phase is produced.

    Implement Solution Phase

    PURPOSE

    The purpose of the Implement Solution Phase is to train the end users, verify thatthe solution will work in the end users environment and start preparation for the GoLive Phase validation.

    DESCRIPTION

    During the Implement Solution Phase, end-users are first trained to use the Solutionproduced in the Establish Solution Phase, and they then perform the CustomerSolution Test in the Customers environment using the installed infrastructure.Before the testing is carried out, any critical issues from the end-user training areresolved to give confidence that the Customer personnel are competent to use theSolution. The data migration processes are verified in the testing, and any necessaryadjustments are made. If critical issues are identified in the solution test, these arecorrected before the Solution is presented to the Steering Committee at the Go-LiveAuthorized Qualification Gate.

    Go Live Phase

    PURPOSE

    The purpose of the Go Live Phase is to make the cut over to the new system assmooth as possible. As the defined go-live criteria are met, a handover to the sup-port organization takes place. Once all sites are up and running, project closing pro -cedures are performed.

    DESCRIPTION

    The Go-Live Phase is the final phase IFS Implementation, which the customer cuts-over using the approved solution. Before the cut-over can take place, some importantpreparatory actions have to be taken. These focus on briefing the users to familiarizethem with the Cut-Over Plan, and to confirm approval of the data migrationactions. Selected data is extracted from the legacy systems for migration. Once cut-over has been achieved, any critical issues are resolved, and contingency measuresare invoked if necessary. Following cut-over, the agreed support arrangements areactivated. Finally, a series of post-project evaluations is carried out to recordvaluable information for future projects.

    IFS DEVELOPMENTIFS strongly recommends that our customers strive to use the pre-defined Industry

    Solution provided by IFS Applications best practice business processes withoutcustomizations. IFS works with our customers throughout the implementation toidentify alternative uses of IFS Applications to reduce or eliminate potentialcustomizations.

    Recognizing that customizations may be necessary, IFS Implementation includesa comprehensive process to control the specification, design, development, anddelivery of customizations to the standard IFS Applications software. These cus-tomizations can include changes to standard functionality, and integrations to 3rdparty applications.

    The purpose of this section is to serve as a summary guideline for this process asit is described in IFS Implementation.

    Needs AnalysisDuring the Map Solution Phase, a detailed analysis is made of how the customerwill implement IFS Applications. A part of this analysis is to identify potentialneeds for customization, integration, and migration. A list of these needs is thencreated to begin tracking them.

    CUSTOMIZATION REQUEST

    A customization request is written for each of the items on the list of potential

    customizations. A customization request is a brief statement describing at a highlevel how the customization might be accomplished. This allows the customer toreview and approve the concept of the proposed customization. It also allows thesoftware engineers on the IFS implementation team to generate a ballpark estimatefor the cost of the customization. Ballpark estimates are very general and can have alarge margin for error; however, they do allow the customer to make an informeddecision whether to approve funding to develop more detailed functional andtechnical specifications.

    FUNCTIONAL SPECIFICATION

    Once a customization request has been approved and cost justified, a functionalspecification is created to describe exactly how the customization will functionfrom an application perspective. This includes statements detailing the customersrequirements, the business processes that will be affected, and customizations thatwill be made to the standard applications. Combined with the technical specification,a detailed estimate of the time and costs associated with the customization will bedeveloped.

    IFS IMPLEMENTATION

    The steering committee will be responsible for the following functions:

    Defining the Project Scope as well as the Project Purpose and Objectives.

    Approve the Project Master Plan.

    Structure project teams and provide each with specific goals and performancemeasures.

    Assure that resources are available as required.

    Monitor project status through routine status meetings.

    Resolve conflicts.

    Endorse policy and procedure proposals.

    PROJECT MANAGER

    The customer will assign an internal project manager to work with the IFS projectmanager to oversee the implementation effort.

    The project manager will devote 90100% of his or her time for the duration of theimplementation with the following responsibilities:

    Act as primary liaison with IFS.

    Have overall accountability for ensuring resources are planned and secured tosupport project requirements.

    With the assistance of the customer core team members, prepare project plansand budgets for steering committee approval.

    Coordinate customer core team efforts.

    Ensure that team charters and task plans are complete and fully communicatedto all participants.

    Identify issues involving more than one team and ensure that resolution isachieved among all concerned parties.

    Present unresolved issues to the steering committee.

    Ensure that issues, alternatives, proposals, and decisions are fully documentedand communicated to all concerned.

    Monitor and report project progress (schedule and budget) to the steeringcommittee.

    Authorize expenditures specified within the project budget and within limitsimposed by the steering committee.

    IFS IMPLEMENTATION

    IFS PROJECT MANAGER

    The IFS project manager will act as the primary liaison between IFS and the cus-

    tomer. As such, he or she will function as the single point of contact at IFS for thecustomers project manager.The IFS project manager is responsible for effective coordination and scheduling ofIFS resources, effective communication of issues and concerns to both the customerproject manager and steering committee.

    With input from the customer project manager, steering committee, and processteams, the IFS project manager will assist in the definition of the project objectives,scope, and detailed plan. Using the standard IFS Implementation documents, theIFS project manager will develop, monitor, and communicate project plans,schedules, open issues, implementation scope reports, and budget status reports.

    IFS BUSINESS ANALYSTS

    IFS application consultants will support the customer process teams. During theMap Solution Phase, The IFS application consultants will lead the process modelingactivities and train the process team members in application functionality. In theremaining phases, the IFS application consultants will be scheduled periodically toassist the process teams while they develop test scenarios and training materials aswell as provide product knowledge support in business process definition andexecution of system testing.

    When unique business requirements exist, the IFS application consultants willdevelop functional specifications for customizations or interfaces and perform test-

    ing of those deliverables. During the development of data standards and data migra-tion planning, the IFS application consultants will assist the process teams in defin-ing and mapping data elements. The IFS application consultants will also provideapplication support during the Go-Live Phase.

    Several IFS application consultants will be utilized on the project to address par-ticular areas of the business.

    TECHNICAL RESOURCES

    IFS technical resources include software engineers that develop code for customiza-tions or interfaces to address unique business requirements and will tailor tools for

    the migration of legacy data. IFS system engineers install and configure the operat-ing environment and technical application platform for the project.

    The project definition document is issued at the start of the project and updated atcertain milestones during the implementation.     Status Reports

    Joint status reports are written at appropriate intervals to document implementation

    progress, project accounting, risks, and current activities. These reports are sharedwith all of the project stakeholders.

    Project Quality Tools

    IFS BUSINESS MODELER

    The IFS Business Modeler is a powerful modeling tool used throughout the imple-mentation to aid in defining and documenting an organizations critical businessprocesses. IFS has pre-defined over 2500 best practice models, which are integratedwith IFS Applications. These models serve as the starting point for discussion andtraining during the implementation to simplify understanding of IFS Applications.

    During the implementation, the process models can be tailored to fit specificrequirements. These unique business models then serve as end user training aids andinternal documentation on how the business operates.

    LIFE CYCLE SUPPORT (LCS)

    Using an internal code management system and process, IFS will maintain a copy ofthe customers installed components and versions of IFS Applications as well as cus-tomizations, integrations and patches deployed during the project. In this way, IFSalways has an accurate copy of the customers software.

    ON-LINE ISSUE TRACKING

    IFS customers are provided access to IFS Online Issue Tracking and Knowledgedatabase via the web. The customers internal support team will use this tool to elec-tronically report questions or issues regarding the IFS Applications runtime envi-ronment.

    Issues are logged as cases into the system and can be maintained by either thecustomers internal support organization, the IFS implementation team, the IFSSupport Center, or the IFS R&D organization. Activities and status changes to thecases are maintained and available for all to review at any time.

    GLOSSARY Term Description

    Customer Core Team The Customer Core Team is a group of Customer employees that is allocated to theProject and which will be involved in the Project activities on a regular basis, witheach member of the Team having a designated Role in the Project Organization.

    Customer Process Teams The Customer Process Teams are groups of Customer employees that have specificknowledge and skills related to the Business Processes operated within Company.

    Customer Technical Resources The Customer Technical Resources are groups of Customer employees that havespecific technical knowledge and skills related to the IT infrastructure implementedwithin the Company.

    Customization Request A Customization Request is a formal record of an identified need to change an IFSComponent or Module to make an improvement to the Business Processes thatdeliver Business Value.

    Customizations Customization is a general term encompassing any and all changes to standard IFSApplications components, including any add-on functionality and integrations toother systems.

    Cut-Over Plan The Cut-Over Plan is a very detailed plan of all the Activities and Tasks needed toperform the actual Cut Over from current Customer systems to the Solution, andwhich includes all the actions necessary to meet the Go-Live Criteria fully.

    Cut-Over Cut-Over is the event when the new Solution is used as the primary system for theCustomer and the legacy systems are either shut-down immediately or graduallyphased out of service.

    Functional Specification The Functional Specification expresses the content and the form (in IFSApplications) of the extended functionality needed to satisfy the relatedCustomization Requests.

    Go-Live Criteria The Go-Live Criteria are the pre-defined conditions that have to be met before theSolution can be used as the primary system for the Customer.

    IFS Implementation Team The IFS Implementation Team is the group of IFS employees that has the specificknowledge and skills to implement IFS Applications successfully, and which hasgained the appropriate certification.

    IFS Sponsoring Manager The IFS Sponsoring Manager is the senior IFS person who has direct responsibilityfor providing and managing the IFS resources allocated to the Project, and who isequally responsible for achieving a successful result for the Customer.

    IFS Technical Resources The IFS Technical Resources are groups of IFS employees that have specific technicalknowledge and skills related to the IT infrastructure required to implement successfulSolutions.

    Profiles Profiles are the system characteristics that are created to match individual UserRoles and which determine access rights to data.

    Project Closing Procedures The Project Closing Procedures are the activities which need to be performed whenall the Customer locations are working satisfactorily using the Solution, and whichare designed to bring an orderly and definite close to the Project.

    Project Kick-Off The Project Kick-Off is a specific event at which all members of the ProjectOrganization are given an initial detailed briefing by the Customer Sponsor on allaspects of the Project so that they can understand why the Project has been

    created, what it will achieve, who will be involved, how it will be managed, and thetimeframe within which it will exist to provide the Solution.

    Steering Committee The Steering Committee is the group of Customer and IFS Sponsors who are directlyresponsible for managing the Project, but who do not have day-to-day control ofthe work.

    Technical Specification The Technical Specification expresses the content and the form (in IFSApplications) of the infrastructure needed to support the Solution.

    User Roles User Roles are sets of specific responsibilities allocated to the Customer employeeswho are the intended End Users of the Solution.
