N — NOTICE Shareyourconcernwithanobservation.Eg:“Inoticed that you arrived thirty minutes after the meetingstarted.”

S — SPECIFIC SUPPORT Providespecific,supportingevidenceyoucansee.Eg:“Themeetingwasscheduledfor9:00,andyouarrivedat9:30.”

P — PROBEAfteryoupresentthesituation,theemployeeneedsachancetotalk.Askaquestioninaneutral,curioustonetoallowthemtoshareanyrelevantinformation.Generally,“Whathappened?”isadequateandallowsthepersontoshareinformationortoownthesituation.

Occasionallytherewillbeanunderstandablereasonforthepoorperformance.Forexample,thepersonmayhavebeenlatebecauseofacaraccident.Ifso,be sure she’s okay and don’t carry the conversation anyfurther.

I — INVITE SOLUTIONSOncethey’vehadachancetosharetheirthoughts,invitethemtosolvetheproblem.Startwithareviewoftheexpectations,thenaskfortheirthoughtsonhowtoresolvetheissue.Iftheycan’tcomeupwith

aneffectivesolution,youcanprovidespecificsuggestionsonhowtheemployeecouldimprove.

R — REVIEWAskoneortwoopen-endedquestionstocheckforunderstandingandoneclosed-endedquestiontosecurecommitment.Asktheemployeetoreviewtheirspecificcommitment:“Wouldyoupleaserecapwhatyouwilldonexttime?”

E — ENFORCEEnforcethebehaviorandwhyit’simportantwhilereinforcingyourconfidencethattheemployeecandothis.Eg:“I’llseeyouat9:00a.m.forthenextmeeting.Youareanimportantmemberoftheteam,andwedon’tmakethebestdecisionswithoutyou.Thankyouforyourworkandcommitment.”

MISTAKE #1: DELEGATING PROCESS, NOT OUTCOMEEffectiveleadersdelegatetheoutcome.Hereareafewexamples:

Weneedanewproductprototypethatmeetstheseengineeringspecifications.Thetaskistocomeupwithasolutiontotheproblem,inwhichwedobothXandY.Yourteamneedstobetrainedontheprocesssotheycancompleteitaccuratelywithin10minuteseachmonth.

Whenyoudelegate,beclearabouttheoutcome.Whatisittheyareresponsibletoachieve?Don’tdelegatetheprocess—that’smicromanagingortraining.Ifthey’veneverlearnedhowtodosomething,it’straining.Ifit’straining,callitthat.Delegateoutcomes,notprocess.

MISTAKE #2: NOT DEFINING SUCCESSBeclearaboutwhatasuccessfuloutcomelookslike,feelslike,smellslike—whatitdoesandwhenitisdue.

Manyleaders,especiallytheTypeAfolks,delegateataskandmentallyexpectittobecompleted“instantlyifnotsooner,”butdon’tgivetheirpeopleanactualduedate.Thenthey’refrustratedthatit’snotdone.

Whenyoudelegate,beclearaboutwhatsuccesslookslike,whythetaskisimportant,andwhenitneedstohappen.

MISTAKE #3: FAILING TO BUILD IN ACCOUNTABILITYThisisthekillermistake—theonethatmakessomanyleadersgiveupondelegationortodoit,butwithulcer-causingfrustration.Haveyoueverdelegatedatask,thenthreeweeksafteritwasdueyouhaven’theardawordandwonderwhathappened?

We’veallbeenthere.Nowyou’refrustrated,upsetwiththeemployee,havetocarveoutmoretimetofigureoutwhat’shappened,andeverythingisbehindschedule.Youdon’thavetimeforthat.

Tobuildaccountabilityintotheassignment,scheduleamutualappointmentonbothofyourcalendarswhereyouwillreceivetheassignmentbackfromtheotherperson.Forexample:

“ThisisdueJune30.Let’smeetfor15minutesat3p.m.onJune30.Theagendaforthemeetingisforyoutosharethefinaloutcome,andwe’lldiscussfollowupandquestions.”

Don’tleaveaccountabilitytochance.Nomatterhowresponsibleyourpeoplemightbe,ifyoudon’tclearlydefinehowthetaskorprojectwillbereturnedtoyou,otherworkcangetintheway.Youmightassignsomethingelse.Theymightfacecompetingprioritiesfromanotherleader.

Scheduleatimeonbothofyourcalendarswhereyoulookeachotherintheeye—andyourdaysofchasingmisseddeadlinesareover.

Remember,delegationisapowerfultooltogetmoredoneandhelpyourpeoplegrow—butonlywhenyoudelegateoutcomes,clearlydefinewhatsuccesslookslike,andmutuallyschedulethefollow-up.
