IWHAT ARE THE BENEFITS OF AN LED LIGHTING RETROFIT?
Retrofitting your existing lighting with LED is characterized by a fast return on investment,
which benefits the facility owner, occupants and visitors for years to come. Those benefits go
well beyond energy savings.
ENERGY SAVINGS
In a commercial or industrial building, lighting can account for as much as 28% of the
electric utility bill. With an LED lighting retrofit, energy usage is slashed immediately with
recurring savings month after month for years. This frees up funds for investments in new
personnel, new equipment, new programs, or expanded R&D.
At its most basic level, LED lighting saves up to 50% over other lighting solutions. This is
before factoring in additional energy savings from adding more refined controls to the digital
LED lighting platform, including:

MAINTENANCE SAVINGS
Whether you own your facilities, lease them to occupants or develop and sell facilities,
ongoing maintenance is a controllable cost. For example, there are ongoing costs to clean
and maintain reflectors on parabolic troffers, replace and recycle burnt out lamps, or replace
failing ballasts and sockets. There’s no added value in this activity—it’s purely a cost associated
with past-generation lighting technology. Maintenance costs increase depending on the type
of facility too. Do you need to use a scissor lift to reach the luminaries? Is it a 24x7 facility
like an airport that disrupts travelers and vendors? Does the maintenance require special
cleaning procedures such as in a hospital? Disruptions in maintenance crush productivity.
LEDs last longer. Replacing existing lighting with LED eliminates lamp replacement cycles
and ballast maintenance, which pays dividends in high-use or hard-to-reach areas.

INTERIOR SPACE IMPROVEMENT
Have you ever looked across your open floor and above the sea of cubicles is a patchwork
of mismatched lamps? Some may flicker or buzz. Some may have gone out. Color in some
may have shifted blue or pink to yellow. Whether you’re offering your facility for lease or

LED lighting solutions are carefully matched for color consistency. Because you’ve eliminated

Depending on the lamp type you’re replacing (for example, replacing a metal halide HID with

LEDs are environmentally friendly on many levels. First, when you look up at your existing
lighting system, you see lights. What you don’t see are rows of lamps and ballasts with
dangerous chemicals like mercury. These are not only potential hazards to the occupants and
maintenance crews of the space, but they require special and costly recycling. Second, your
LED lighting can save up to 50% over other lighting solutions, shrinking your carbon footprint
significantly. Finally, with a typical lifecycle of 3x–5x of non-LED light sources, there’s a lot less
material going to the landfill.

LEDs have a long life. In a typical office grid ceiling fixture, the fluorescent tubes may
have a 10,000-hour life with a warranty coverage that shrinks based on how long the lamps

II WHAT LIGHTING RETROFIT OPTIONS
SHOULD YOU CONSIDER?
A facility may have its lighting replaced with a like product or retrofitted with an LED lighting
and controls solution. When retrofitting your lighting, there are various approaches to consider
based on your facility, space, and reasons for retrofitting. In this chapter, we’ll explore the common
reasons for retrofitting and introduce you to solutions from Universal Lighting Technologies.
Fundamentally, there are three ways to approach a retrofit:
REPLACE THE EXISTING LUMINAIRE WITH AN LED LUMINAIRE
Remove and replace fluorescent parabolic troffers, pendants, and HID wall packs with an
LED fixture. This approach retrofits your lighting system with the latest LED technology in form
factors fitting your space. You may consider a luminaire replacement if you’re already planning
extensive remodeling of a facility space.

CONVERT THE EXISTING LUMINAIRE TO LED
If your existing luminaires are architecturally unique or you aren’t planning a comprehensive
remodeling of a facility, you can convert the existing luminaires to LED. This is done by removing
the lamps and ballasts and replacing them with LED lamps and drivers or LED engines and
LED boards with drivers. Switching ballasts for LED drivers enables you to introduce dimming
capability for more control and energy savings. LED retrofit kits have a lumen life almost 3x
longer than just the LED tube replacement. Depending on your utility company, you may get a
higher rebate by converting the luminaire to LED.
Universal LED conversion (retrofit) products include:
• LED Professional Retrofit Kit (Pan Style) to convert 1´x4´, 2´x2´ or 2´x4´ fluorescent
recessed fixtures

REPLACE THE LAMPS/BALLASTS WITH MATCHED LED COMPONENTS
The existing luminaires are left intact but you replace the lamps with LED equivalent lamps
and bypass/remove the ballasts. This is possibly the easiest way to retrofit the facility without
triggering code compliance requirements and has no modifications to the luminaire.

IIIHOW DO YOU EVALUATE RETROFIT SOLUTIONS?
There are many ways to evaluate retrofit solutions. A good way to start is by clearly
identifying your goals from doing the retrofit. Is it driven by the need to reduce your energy
spend and maintenance costs? Do you want to increase the value of your facility and enhance
the experience of the occupants and visitors in the space? Are there brand or environmental
statements that you need to reinforce by having a more green facility? Once you have your goals
in mind and have narrowed the list of possible options (see the previous chapters of this guide),
then evaluate your options based on three types of metrics: what are the costs, how convenient is
the installation to the occupants, and what future considerations must be planned for?
COSTS
Depending on your project, retrofitting your facility can be costly—or not. There are different
direct and indirect costs associated with any retrofit project. Consider all costs when planning
your retrofit project.
MATERIALS
Evaluate the solutions for your retrofit. Simple tube replacement with LED tubes will likely have
the lowest material costs but deliver lower energy savings. A Retrofit Kit (Tube + Driver or Light
Engine) will have a higher material cost but deliver the greatest energy savings. Replacing the
luminaires with LED Volumetric Luminaires or LED Vapor Tight Luminaires carries the highest
material cost but may qualify for the greatest utility rebates.
Your installer can help you assess the current versus post-retrofit energy and maintenance
costs, so you can quickly determine the time before the material costs are paid back.
LABOR
Labor rates vary geographically. They can be offset by using internal resources (if licensed
and qualified) and by having a plan in advance of starting your retrofit project. Before starting,
your project plan should include material ordering/delivery logistics, a reflected ceiling plan
(RCP), schedules to move through the facility (to clear our obstacles or personnel), and an
estimated installation time per fixture per person. Make sure to factor in commissioning and
controls integration into the labor time (trimming, integration of occupancy or daylight sensors,
redefining any zones, etc.) as they may have a significant impact.

Your installer will help identify the estimated time to retrofit and commission each fixture.
CODE COMPLIANCE IMPACT
Depending on the municipality in which your facility resides, a retrofit project may trigger
energy code compliance requirements. If you are simply replacing fluorescent tubes with LED
tubes or retrofitting fixtures with LED Retrofit Kits or Light Engines, you likely won’t trigger a code
compliance requirement. The likelihood increases if you are replacing or moving luminaires.
Energy building codes may require the integration of lighting controls, sensors, dimming, and
more for compliance. While these add to the upfront costs, they do add to the long-term energy
savings and may garner additional rebates.
Consult with your project planner to determine code compliance requirements in your area.
UTILITY RETROFIT REBATES
Local utility companies receive funds from states for energy-saving incentive rebates.
We’ll discuss the types of rebates in a later chapter. The amount of the rebate—which varies
by program, utility company and retrofit solution—can significantly reduce the upfront costs,
minimizing the required upfront capital and dramatically shortening the payback time.
Rebates are offered to customers to encourage energy conservation. It’s less expensive
to reward sustainability than to construct new power plants and upgrade the energy grid.
As such, utility companies typically offer more lucrative incentives as potential energy
savings increase and controls are added.

CONVENIENCE
When evaluating your lighting retrofit project, a second determining factor centers
around convenience.
TURNKEYDo you have the in-house expertise, experience, resources, and time to plan and manage
your retrofit project? It’s not necessarily a difficult task, but there are a lot of moving parts
and resources to coordinate to minimize the time and cost of the retrofit project.
One of the benefits of working on retrofit projects with Universal Lighting Technologies
partners is turnkey project management. We’ll help gather the information needed for a
plan, assess and create the plan, line up the resources, and manage the project for you.
CEILING DISTURBANCE
The type of retrofit you select may effect how much the ceiling is disturbed. For example,
retrofitting with LED Tubes has no impact on the grid or the plenum above. There’s no more
dust and debris than you would expect when doing a periodic maintenance re-lamping.
Installing an LED Kit (Tubes + Drivers) or an LED Light Engine to convert the fixture should
also have minimal ceiling disturbance, but there may be more debris from the process of
retrofitting the fixture. Replacing the existing fixtures with LED luminaires may create more
ceiling disturbance, especially if the placement of the new fixtures has changed because
of the volumetric light output and re-spacing to eliminate over-lit conditions.

Minimizing dust and debris not only makes the project faster with less clean-up and safer
for the occupants (air quality), but may be an important consideration in some installations,
such as hospitals. Furthermore, avoiding plenum disturbance eliminates the need for asbestos
remediation in older facilities.
SPACE AND TIME
When evaluating your retrofit approach, take the space utilization and project time into
consideration. What is the utilization of the space? Is it occupied and open 24/7? If so, do
you need to relocate the occupants, re-route the foot/vehicle traffic, or move inventory and
goods in the retrofit area?
Furthermore, how long will the project take? In your project plan, you may consider breaking
it into zones or schedule resources during off hours or at low-peak times. The overall time to
execute the retrofit may impact your labor costs and defer your energy savings.
Consult with your project planner to determine what is the best, least disruptive approach to
get the retrofit done as quickly as possible while minimizing the inconvenience and potential
loss of productivity or revenue in effected retrofit zones.
THINK LONG TERM
A lighting retrofit is a great way to make a lasting impact on your bottom line by reducing
energy and maintenance costs while enhancing the value of your facility, which may help
attract customers, employees, investors and tenants. One of the benefits of installing LED
systems in your facility is the longevity of the LED technology. Depending on your space
utilization, your lighting retrofit may run for many years before it needs to be replaced. As
such, your retrofit evaluation should include an assessment of how long term the investment is.

There are costs to retrofit the facility for LED. Using the same facility as above let’s factor in
the cost of retrofit, taking advantage of local utility rebates to determine the real cost of the
retrofit and how long it will take to payback. In this example, we’re retrofitting with a Universal

TIME TO PAYBACK
Calculating the retrofit payback, or how long it takes to recover the costs of installing the
LEDs, will provide you with an estimate of when the facility investment has been recovered.
• In this example, the existing fluorescent lighting system is costing approximately
$4,429 per month to operate, or $53,150 per year.
• The new LED lighting system costs approximately $2,179 per month to operate,
or $26,150 per year. This yields a savings of $3,250 per month.
With a cost to retrofit to LED estimated at $64,200, this lighting upgrade will pay for itself in
26 months and deliver recurring monthly savings over the remaining months of its life.
THE REAL BENEFIT OF RETROFITTING TODAY

BY MAXIMIZING REBATE SAVINGS
There are several easy ways to minimize the upfront costs of LED lighting retrofit project.
These include:
• Finding rebates
• Selecting products that qualify for rebates
• Locating partners that can perform a lighting audit and help you plan for your retrofit
FIND RETROFIT REBATES
The first way to minimize your upfront retrofit cost is to apply for rebate incentives. Local
utility companies offer incentives to commercial and industrial customers as a way to promote
changes to facilities accelerating energy savings. The incentives are commonly offered in the
form of a rebate. Using this incentive commercial utility customers that retrofit their lighting
to reduce energy consumption not only reap savings on utility and maintenance costs, but
also significantly reduce the upfront cost to retrofit and shortening the payback period. Utility
companies are in the business of selling energy, but they offer incentives to use less because its
more economical for them to pay out rebates for energy-saving initiatives than it is to invest in
new power plants or energy grid upgrades. There are primarily four types of rebates:
POINT OF SALEA Point of Sale (POS) rebate is an incentive for a specific product type issued at the
time the product is purchased. This is the easiest type of rebate for customers to take
advantage of.
PRESCRIPTIVEA Prescriptive rebate for lighting is an incentive paid based on guidelines identified for
a specific item sold. The customer will receive a check from the organization issuing the
rebate after filing for the rebate upon completion of the retrofit.
MIDSTREAMFor the end customer, a Midstream rebate is similar to a POS rebate. Savings are
immediately realized at the point of purchase from a distributor. The distributor is
offered a wholesale price discount to encourage inventory stocking and is reimbursed
by the utility company after they have submitted point-of-sale reports.
CUSTOMCustom lighting rebate programs offer incentives for projects that do not meet the
requirements of the existing POS or prescriptive rebate programs. These rebate
programs may offer more profitable incentives on the same applications, but there are
typically a lot of complexities to sort through to get to those larger incentives.

REBATE EXAMPLE:As an example, consider a 50,000 sq. ft. open office space in Nashville, Tennessee,
operating at 4,000 hours per year. The Universal Lighting Technologies rebate finder, the
Encentivizer™ Rebate Tool, identified Nashville Electric Service as the local utility, which has
an average commercial electricity rate of $0.1032/kWh. NES caps its incentives for retrofits
at $2.00 per square foot or in this 50,000 sq. ft. example, $100,000. In this example, the
existing 2x4 troffers will be retrofitted with 4 ft. LED tubes:

When you also include the immediate energy savings of approximately 50% from switching
to LED from fluorescent lamps, this retrofit payback is practically immediate. It makes no sense
to wait.

SELECT PRODUCTS THAT QUALIFY FOR REBATES
The second retrofit project control strategy is to use products that are qualified by
DesignLights Consortium® (DLC®) to meet energy and luminance specifications.
Utility companies offer a wide range of rebates, including LED lighting and lighting controls. The type of incentive varies based on the product and how the utility company values it as an energy-saving solution. Your local utility company may offer one incentive on LED replacement tubes, but a different incentive on a LED retrofit kit or module, LED luminaire, or lighting controls.
Utility companies may place qualifiers on their incentives to ensure the retrofit energy savings
are sufficient and sustained. One of the baseline qualifiers used by utility companies for lighting
and lighting controls is whether the solution meets the most recent energy specification published
by DLC®.
DLC® is a nonprofit organization whose mission is to drive efficient lighting by defining quality,
facilitating thought leadership, and delivering tools and resources to the lighting market through
open dialogue and collaboration. DLC® members, including utility companies and lighting
manufactures, provide expertise and insight into policy and specification development processes
and on topics related to quality, performance, energy efficiency, and lighting market transformation.

This mark by itself won’t guarantee there is a rebate or the type of rebate for the product, but it’s commonly the first indicator it’s on a utility company’s incentive list.*
When you are looking at a product specification, look for the DLC® QPL logo. The logo
designates the product as meeting the DLC® specifications for energy consumption and
luminance DLC® developed with utility companies and lighting manufacturers.

VI WHAT YOU NEED TO CONSIDER AND PREPARE IN ADVANCE OF
YOUR RETROFIT PROJECT
Like any facility construction project, the success of an LED lighting (and controls) retrofit
project is greatly impacted by careful planning. Just as an orchestra needs a score and
conductor to have all musicians playing in harmony, a retrofit project needs good project
management and planning to ensure the contractors, distributors and occupants all know
their roles, responsibilities and timeline. Surprises cause delays and add to project costs
and stress on the occupants, which can disrupt operations and productivity. Whether your
plan is comprehensive or just an abbreviated list, as soon as you make one you make
a commitment to implementing it and measuring its success.
These are the major items to consider for your LED lighting retrofit project.
SET RETROFIT PROJECT GOALS
It’s always recommended to start out setting goals: goals for energy and maintenance savings, improving the space, increasing the property valuation or lease ability, enhancing the brand value, meeting sustainability goals, etc.
IDENTIFY AN ESCO PARTNER OR ENERGY TEAM TO HELP YOU PREPARE YOUR PROJECT
Use the convenient partner finder on the Universal Lighting Technologies website to locate an Energy Service Company (ESCO) or Lighting Retrofit Contractor (LRC) partner that can help you plan and implement a smooth LED lighting retrofit project.
AUDIT YOUR CURRENT FACILITY

• Verify if the selected approach triggers energy code compliance issues where your facility is located.

Will the emergency lighting also require retrofitting?
If ballast driven, will the existing ballast support the new LED lamps?
If the new LED lamps are line driven, have you acquired a separate retrofit LED emergency kit? Tombstones/Lamp Holders
If the retrofit requires a rewire, will it require shunted or un-shunted tombstones?
As some T8 fixtures have mechanically different form factors for mounting the tombstones, have the correct replacement tombstones been acquired?
If dimming is requested, has the LED retrofit been sample tested for a flicker-free dimming curve?
Were spare tombstones purchased? If existing tombstones are brittle, they may break. Purchasing additional tombstones is ideal.
Is there carbon tracking on the existing tombstones? If so, replace them as carbon increases resistance and may cause damage to the LED.
If dimming is requested, has the LED retrofit been sample tested for a flicker-free dimming curve?
Cap off unused 0-10V dimming leads if not in use. If the 0-10V dimming leads contact the fixture chassis, flickering or damage to the LED retrofit may occur.
