navex global's case for blended learning: the happy marriage of live and online training
DESCRIPTION
Live classroom training, online courses and webinars each have strengths as educational tools. Yet most organizations tend to rely predominantly on one format over the others when deploying their ethics and compliance training. In this session, David and Andy will explore how blended learning—a mix of online and live training—can greatly enhance effectiveness. We discuss the relative advantages of live and online training, explore a range of approaches to blended learning, share some best practices, and highlight pitfalls to avoid.TRANSCRIPT

VIRTUAL CONFERENCE
A Couple Definitions
“Live” Training:
Classroom or webcast/virtual classroom (instructor presenting in real time)
Blended Learning:
Any combination of online, in-person and webcast training on the same subject
3
VIRTUAL CONFERENCE
…And a Caveat
Regardless of format…
Good training is good training.
Bad training is bad training.
4
VIRTUAL CONFERENCE
Advantages of “Classroom” Training
5
VIRTUAL CONFERENCE
Advantages of “Classroom” Training
Allows employees from various parts of the organization to learn from each other in an interactive environment
• Participants learn from each other’s
questions, anecdotes
Helps builds common understanding among employees around difficult or sensitive subjects
6
VIRTUAL CONFERENCE
Advantages of “Classroom” Training
Promotes learning by removing participants from their everyday work environment, allowing them to focus on the instruction
Helps build teamwork along organizational or departmental lines
Provides instant feedback from trainer to trainees, especially when the trainer is a subject matter expert
7
VIRTUAL CONFERENCE
Advantages of “Classroom” Training
Flexibility – instructors can:
• Adjust content to the needs of specific groups and/or
• Answer questions that were not anticipated
Often is easier and quicker to make significant customizations than online training
Often is more economical for small groups of employees
Allows employees to practice behavior and skills and focus on grey areas with instructor feedback
8
VIRTUAL CONFERENCE
Advantages of “Classroom” Training
Often a better fit for experienced managers, executives and certain professionals:
• More nuanced content, ability to tailor to specific audience
• Executive preference
• More likely to engage them
Trainers with significant authority or prestige can convey difficult concepts or convince participants about the importance of the subject matter
• Help get “buy-in” from skeptics
Helps spot trouble employees or managers
9
VIRTUAL CONFERENCE
Three Big Advantages of “Classroom” Training
Allows discussion.
Can be closely tailored to needs.
Leverages the power of the expert for important topics.
10
VIRTUAL CONFERENCE
Advantages of Online Training
11
VIRTUAL CONFERENCE
Advantages of Online Training
Allows large numbers of employees to be trained over short period of time, including in remote locations
Can provide access to training program for continued learning
Often more economical for training large groups of employees, especially when the expense of travel and time away from work are considered
12
VIRTUAL CONFERENCE
Advantages of Online Training
Allows an individualized learning experience, at the learner’s own pace
• Often helpful with sensitive or
complex topics
Often requires that each learner perform tasks to complete training
13
VIRTUAL CONFERENCE
Advantages of Online Training
Provides a consistent message without variation over the entire range of employees.
Typically provides evidence of completion if training becomes an issue during litigation.
Easier tracking of completion for larger groups.
14
VIRTUAL CONFERENCE
Three Big Advantages of Online Training
100% consistency of instruction.
Ease of reaching large populations.
Proof of completion (and sometimes mastery).
15
VIRTUAL CONFERENCE
Advantages of Virtual Training
16
VIRTUAL CONFERENCE
Advantages of Webcasts/Virtual Classrooms
Allows employees from various parts of the organization to learn from each other in an interactive environment, without travel costs
• Participants learn from each other’s
questions, anecdotes
• Allows employees in remote locations
to join in with other employees
17
VIRTUAL CONFERENCE
Advantages of Webcasts/Virtual Classrooms
Allows contemporaneous feedback from trainer to trainees
Often easier to customize than online training
Trainers with significant authority or prestige can convey difficult concepts or convince participants about the importance of the subject matter
• Help get “buy-in” from skeptics
18
VIRTUAL CONFERENCE
Advantages of Webcasts/Virtual Classrooms
Can reach large numbers of employees more quickly than classroom training, especially where trainer needs to be an expert
• Little to no travel time for the
instructor, so more sessions can be
delivered per day
Typically more economical than classroom training
19
VIRTUAL CONFERENCE
The Big Advantage of Webcasts/Virtual Classrooms
Can reach large numbers of employees while…
…maintaining many of the advantages of classroom training.
20
VIRTUAL CONFERENCE
Blended Learning
21
VIRTUAL CONFERENCE
The Basic Spectrum of Blending
Substitution of one format for the other in an annual training cycle
• E.g., online typically used, and live
training is used to “mix it up” (or vice
versa)
Using one as a “prerequisite” for the other
• Use one to establish a foundation, then
follow-up with the other
Using online training within a live training session
22
VIRTUAL CONFERENCE
Why Do We Train Our Employees Anyway?
Legal imperative
• Training is an essential element of
demonstrating that we have taken
appropriate measures to prevent
wrongdoing, which helps avoid liability
• Sometimes it’s required
To foster a culture of doing the right thing
• Training helps change behaviors, which
helps reduce the number of instances of
wrongdoing
23
VIRTUAL CONFERENCE
Changing Behavior Through Training + Education
A key principle:
• Ongoing learning is more effective at driving changes in behavior than one-
time training
• While inoculations are good, health is promoted even more by year-round healthy diet
and exercise
• Reinforcement periodically throughout the year keeps helps the message “stick”
• Repetition
• Demonstration (though repeated reinforcement) that the message is important
• Major trend: short-form (“burst”) learning, modularization
24
VIRTUAL CONFERENCE
Changing Behavior Through Training + Education
• Blended learning provides great options for ways to communicate and
reinforce important messages
• Use online learning to establish core principles/basic requirements
• Follow-up with tailored, relevant training
• Design it to generate discussion
• The more it is tailored to the specific issues as they would arise at work for the
participants, the better
• Doesn’t even have to be formal, separate training—discussions can be built into
regular work meetings
• Or, establish basic principles with live training and follow-up with online to reinforce
25
VIRTUAL CONFERENCE
The Power of Discussion
• Employees want to explore most topics—so help them explore with
carefully crafted scenarios and case studies
• Don’t just “push” information
• By having employees think through questions in which the answer is not
obvious, the message sticks better
• Group discussions of pros and cons, best courses of action
• “Pull” the best answer from the group
• Employees can get answers to their questions—so encourage them to ask
26
VIRTUAL CONFERENCE
The Importance of Tailoring
• The more you tailor the content, the less you rely on participants to make
the connection
• Help them see the relevance to their work life
• When information is recognized as relevant, participants pay more
attention
• Training is not simply dismissed as yet another “check-the-box” or “CYA” exercise
• Tailoring shows that the organization cares about the issue
• Participants thus (subtly) get the message that the issues are important
27
VIRTUAL CONFERENCE
Tailor Content Based on Risk
Based on the risk and the role of the participants, tailor:
• content
• depth of instruction
• volume of training
Some employees need only a high-level understanding
Others needs a deep-dive
28
VIRTUAL CONFERENCE
Be Creative—Think Outside the Classroom
If you are using live training to reinforce principles, consider using “informal” settings such as standard group/team meetings
• Embed a few minutes of discussion during the meeting
• Akin to “safety moment” in many organizations
• Use short fact patterns, items from the news
• Get the group to discuss how the key issue applies to them
29
VIRTUAL CONFERENCE
Don’t Be Afraid to “Recycle”
• If you are using live training to reinforce principles, revisit some of the
online scenarios
• But, instead of just working through them again, discuss how the principles in them might
apply in your specific circumstances
• Online scenario becomes a conversation starter
• If you’re training populations that don’t have access to online training,
using some of the online scenarios in the classroom can be very powerful
• Consistency of content across all employees
• Offline employees don’t feel left out
• Multi-media helps engage participants and helps cater to a variety of learning styles
30
VIRTUAL CONFERENCE
Be Creative—Think Outside the “Course”
If you are using online training to reinforce principles, consider using less traditional formats:
• Use mini-modules spread out over the
year
• Use short-form or “burst” learning
(even quicker hits)
• 3 - 7 minutes long
31
VIRTUAL CONFERENCE
Planning for Success
32
VIRTUAL CONFERENCE
Success Factors (What To Watch Out For)
If you are going to be tailoring content, a curriculum map is essential
• Who needs what level of instruction?
• On which topics?
33
VIRTUAL CONFERENCE
Success Factors (What To Watch Out For)
If you are going to use a manager to deliver training, equip them for success.
• Don’t put the burden of creating materials on them – provide everything they need
• Don’t assume they know the right answers – give them specific talking points
• Including “don’t say” lists
• Realize that they have lots to do – keep the training short
34
VIRTUAL CONFERENCE
Success Factors (What To Watch Out For)
Avoid using managers you know won’t/can’t do a good job
• Some topics are too sensitive,
technical or risky to leave to managers
35
VIRTUAL CONFERENCE
Success Factors (What To Watch Out For)
Well planned, successful blending takes time and effort
• Invest the time and resources to do it
right
• “Half-baked” training sends the wrong
message
