Starting point: a new partnership! What has happened (yesterday):

● Wrote a mission statement● Did a stakeholder mapping● Pitched project to a new partner● Thought about establishing trust● Had a first meeting with a new

partner● Are clear on alignment of mission

and important question● Made a formal agreement about the

new partnership (written or orally)

A new partnership - what’s next? Now, you officially have a new partnership set up. Congratulations!

Today’s agenda

1. Looking at Collective Impact2. Agree to a common agenda3. Develop mutually aligned activities4. Implement the plan with a backbone

structure5. Engage in continuous

communication6. Demonstrate impact through shared

2. Agree on a common agendaAgreeing on a common agenda and a shared vision is key to starting any partnership. This is an important step to take, even before signing an official or written agreement.

Usually, agreeing on a common agenda and a shared vision involves lots of talking - it’s important to take your time with this!

A good tool to do that: developing a Theory of Change together!

A shared Theory of Change will help you in all five aspects of the Collective Impact model!

Benefits of a shared Theory of ChangePlanning:

● The shared vision and impact gets discussed and defined collaboratively

● Differences in looking at a particular problem and its solution become obvious

● It serves as a template to discuss different contributions the partners can make (see mutually reinforcing activities)

Evaluation:

● Defining concrete goals of a program is a precondition for evaluating success

● The model can inspire discussion about shared measures of success

● It’s a good tool to check whether the assumptions that you had at the beginning of a project are still true at the end - and can inspire learning that’s not the case Source: Maria Cruz, Jaime Anstee, Katy Love

What do you need for a Theory of Change?Ideally:

● People: All partners and stakeholders from the groups affected

● Time: one day in a group workshop● Space: a room with white space for

drafting the Theory of Change together

● Materials: Post-its or paper, markers, tape

● A shared idea for a project and initiative

● At the beginning of a new partnership or project!

Setting the scene: Two of you are Wikimedians, two of you are staff members of a local museum.

The Wikimedians have identified the local museum as a great new partner for an initiative that has to do with editing a Wikimedia project and gaining new editors.

The staff members from the museum think Wikipedia is cool. Since their boss recently announced that the digitization of their archives is almost complete, they think that this digitized content should somehow be provided to the public for free.

Page 20: Chapter II: Putting it on the road Playbook The Partnerships · local museum. The Wikimedians have identified the local museum as a great new partner for an initiative that has to

Scenario: You are having a first meeting to figure out how a new collaborative project could look like.

You are sitting down to develop a theory of change together, using the logic model.

What shared outcomes and changes do you want to achieve with this initiative?

Be creative! Be imaginative!

3. Develop mutually aligned activitiesOnce you have an idea of the agenda and vision that the partnership is about, it is important to talk about mutually aligned activities and coordination of activities.

First of all, the different partners probably bring different assets, resources, strengths and weaknesses to the table. Ideally, their contributions should be mutually reinforcing.

● What can the different partners contribute to making a change? What is missing?

● What roles and responsibilities do the different partners take on?

● What is each partner already doing that can be beneficial to the partnership?

Creating an action planOnce you have identified who does what best and which partner is contributing what resources, it is time to make a plan!

What an action plan should include:

● Different steps to reach the goal● Separate work packages for each step● Define who is responsible for which

work package● Possible milestones - points at which a

specific output should be accomplished● Timeframe for each step and milestone● Who is involved in decision-making at

which steps or milestonesRTI International, Founders of RTI Foundation planning the Research Triangle Park 1950s CC-BY-SA 3.0

4. Support the plan with backbone

Any plan is only a good as the people who are working to implement it.

While you are developing your action plan, it is important to already think about roles and responsibilities.

Question to you:

What are your experiences when implementing a plan for a project?

Defining a backbone structureWhat is a backbone structure?

“Backbone structure helps maintain overall strategic coherence and coordinates and manages the day-to-day operations and implementation of work, including stakeholder engagement, communications, data collection and analysis, and other responsibilities”

Collaboration takes time, energy and patience. It is important to have people set aside time and resources dedicated to this partnership.

One (or more people) need to take responsibility for coordinating the different partners, communities and work packages.

Tools for managing people and tasks:

● Trello● Asana● Github● Phabricator● Google docs

Do you use other tools?

5. Engage in continuous communication

Consistent and open communication is key to any collaborative project!

Having a good project management tool such as Trello or Github also helps with communication. You can assign tasks to people and everyone has an overview of what activities are currently ongoing or already completed.

What communication principles did you see

at work?

Page 49: Chapter II: Putting it on the road Playbook The Partnerships · local museum. The Wikimedians have identified the local museum as a great new partner for an initiative that has to

Some principles for communication1. Be timely in your communication.

2. Be consultative, not dictatorial.

3. Be flexible by keeping communication as fluid as possible, and don’t make anything too final too soon.

4. Revisit, adjust and adapt as the situation changes, together with partners.

5. Communicate in ways that invite your partners to engage.

6. Be aware of your partners’ preferred avenues for communicating and use them.

7. Stay open to continued suggestions and conversations.

6. Demonstrate impact through shared measures

Page 52: Chapter II: Putting it on the road Playbook The Partnerships · local museum. The Wikimedians have identified the local museum as a great new partner for an initiative that has to

6. Demonstrate impact through shared measures

Agreeing upon shared measure of success in the beginning of a partnership is a key factor for achieving collective impact.

Why? Because● Accountability is shared among the partners● Different expectation regarding what success

looks like become apparent early on● You can create a shared understanding of

possible impacts right in the beginning● For data collection, you need to start in the

beginning of a project and not the end● The measure will help you learn and assess the

impact of a project

Collecting data and evaluating a project

There are different forms of evaluating a project: Quantitative - 45 participants, 10% new editorsQualitative - Better and more collaborations between Wikidata editors and the local library

In general:

➔ Quantitative measure give you a good overview➔ Qualitative measure help you gain in-depth

understanding

What are some measures of success you are using for your projects?

Measures of success in the movementShared Metrics (WMF)

● Number of participants ● Number of newly registered users● Number of content pages created or improved

But also● Number of female editors who are admins● Policy processes influenced ● Institutions incorporate open knowledge in their

programs ● Institutions change their policies towards free

knowledge and become advocates for change● Attendees have engaging conversations and

increase their motivation for editing● Tone of discussion on Wikimedia platforms has

become more friendly and open

Most important:

Your measures of success should always be

connected to the outcomes you want to achieve!

Page 56: Chapter II: Putting it on the road Playbook The Partnerships · local museum. The Wikimedians have identified the local museum as a great new partner for an initiative that has to

Documentation and MonitoringFor measuring any impact regarding your measure of success, documentation and monitoring is key!

Example: your measure of success is that more than 50% of attendees at the next Wikipedia training is female

You need to

● Count the number of attendees● Count the number of women attending● Document this for your next grant report!

Use Meta, Google, Trello or another shared online to document and share this information with your partner.

Measuring impact will help you learn

Take your time to review your measure together with the partners at different times during a partnership!

At the end of a particular project or event, sit down together with your partners and ask:

● Did these measures help us to understand and assess the impact of our project?● If not, what do we need to change?● What can we learn from these changes?● What has changed in our shared understanding of the outcomes of the project?
