Large enterprises have gone without a major upgrade of desktop OS platform for a long time. Many skipped Vista but few are planning to forego Windows 7 and all it brings along in its wake (Internet Explorer 8 and 9, virtualization…).

You can look at this next major migration in oneof two ways: one big headache, or, as a massive opportunity to optimize your desktops, streamline your application estate and seize the advantages that new platforms deliver.

This eBook is about taking the second path.More specifically, it’s about changing the way major enterprises prepare for, budget, executeand manage their major application migrations(as well as ongoing app management).

The bigger the migration, the more you need intelligence

The first step is admittingyou have a problem.Even the best-run companies with the tightestIT governance are essentially in a state ofapplication chaos.

Very few can answer questions like thesewith any degree of confidence:

Without clear, accurate answers to these questions, your migration will alwaystake longer than it should, cost moreand increasethe risk of disrupting the business and frustrating users.

Let’s face it, this is the big one.

Introduction

How many applications do you license? How many of these are actually used?Who is using them, how often and for what purpose?Which apps will migrate easily to which deployment platforms?Which require a simple fix vs extensive remediation? What is the license costs? What is the right cost for the software I need?

Our customers tell us soWe recently asked our customerswhich of services delivered the service.

The majority of them ratedApplication Migration Intelligenceour most valuable services.

Application readiness53.85%

We’ve helped many large enterprises migrate massive app estates and one lesson shines through: an optimized, ‘enlightened’ migration can drive down costs and project timescales by as much as 60-80% while dramatically decreasing software licensing costs.

The difference is Application Migration Intelligence, the systematic approach to collecting and leveraging knowledge about your applications to better manage migration and ongoing governance.

The bigger the migration, the more you need intelligence

Because it’s based on detailed facts about the readiness of your application estate, Application Migration Intelligence will also ensure that you choose the best possible deployment strategies.

In short, Application Migration Intelligence will save time and money while driving down risk. You’ll arrive at the right platform and you’ll do it in better shape.

That’s what this eBook is all about.

It’s the essential first step in any major migration program, delivering major benefits to every stage in the process and beyond into ongoing application management.

Application Migration Intelligence is designed to:•Findoutexactlywhatapplicationsare in your organization•Findoutwhattheydoandwhousesthem•Identifywhicharereadytocomeforward with you and which are not

This insight is then used to drive down the costof licensing, packaging, testing, supportand ongoing app management.

What is Application Migration Intelligence?

Key PrinciplesThe ideas that drive ApplicationMigration Intelligence

You can’t migrate what you can’t seeA rigorous estate audit and discovery processis an essential first step.

Only bring along what you needA lean application estate will migratemuch faster and easier than a bloated one.And cost a lot less.

Only touch what you mustAutomated migration tools streamlineand accelerate application migrations. You’d be crazy not to use them.

Definition

Application Migration Intelligence is a new discipline that uses detailed knowledge about your applications and their roles in your business to drive down the cost, time and risk of migration.

The user comes firstMigrating apps is really about migrating users. Don’t start if you don’t understand their needs.

Knowledge is powerThe more you know about your apps and users, the better. An optimized migration is built arounda central Application Knowledge Base.

Leverage on arrivalThe knowledge assets gained during Application Migration Intelligence program are a huge benefit for ongoing application governance includingapp provisioning, on-boarding and management.

It progresses in five stages:

Application Migration Intelligence:A five step program

The process

The Application Migration Intelligence process starts before a singleapplication is migrated and before you decide on a deployment strategy.

Let’s take these in turn…

Migration DesignGetting the people, processes and technologies in place.

ApplicationEstate AuditBuilding the centralApplication KnowledgeBase including detailsof every application, its usage and its rolein the business.

ApplicationCompatibility TestingDetermining whichapplications are readyto migrate to each possible platform, which need remediation and whichcannot migrate.

Application RationalizationUsing the intelligencefrom steps 2 and 3to reduce your application estate (with the businessunits on board), drivedown costs and speedup the migration.

Deployment StrategyDetermining the rightway to deploy your newly rationalized applicationestate then budgetingand scheduling the migration.

Migration DesignThe process

Designing your migration program may not be the most excitingpart of the process but it’s essential to get it right.

In this stage, you do all the standard‘project start’ methodology, getting in place:

The peopleWho will do what.

The processesHow the stages will map out.

The technologyWhat tools will be used to automatewhat processes.

All of this is fairly routine (and quite fast – we sometimes do it in a single workshop) but using best practice here (such as ITIL methodology) pays big dividends later.

There is one critical success factor in the design stage that often gets overlooked but that you ignore at your peril:

Every successful migration has a clear mandate and a C-level champion.

Migrating your entire application estate is far too important and expensive to try to manage fromthe ground up or from the middle out.

There are a lot of moving parts to coordinate:•Everyonehastoagreeontheprogram•Themigrationteamneedstoalign with the business units •Thelicensingandprocurementmanagers need to participate in the rationalization•Thetesters, packagersandsequencers need to use (and contribute to) a central source of knowledge•Thesupportpeopleneedtounderstand the changes that are coming•Thedatacentrestrategistsneedtoget on the same page (with VDI or server- based computing, you need new processes to accommodate a desktop in your datacenter)

None of this is likely to happen without a senior executive who makes the entire migration hisor her personal business.

At Camwood, we don’t start a major migration without senior-level buy-in. It just doesn’t work.

Application Estate AuditThe process

The program is designed and the team assembled. It’s time to gather some intelligence and build your Application Knowledge Base.

It starts with the fundamentalsYou need to know:•Whatappsyouhaveinyourorganization•Whichareactuallylicensed•Whichareused•Howmuch, bywhomandforwhat

It’s essential to nail these issues down beforeyou even think about migration. But you can’ttake a year to do it.

Rapid intelligenceTo map out your entire application estatequickly and accurately, you need to combinea range of information sources as well asa powerful automated survey tool.

There are many asset intelligence tools onthe market but few are designed with application migrations in mind. Most can tell you whatapps have been opened over the last year. What you really need to know is which oneshave actually been used, how often, by whom, and for what purpose.

Turning over every stoneIt’s essential to supplement the valuable data generated by your audit tool with insight fromas many data sources as you can find -- everything from Active Directory to your deployment tools, software asset management software and server logs.

Camwood migration intelligence teams often leverage 7-10 different data sources on topof Camwood Survey™. The result is a detailedmap of every application in your organizationand its usage data.

Now it’s time to categorize the applicationsto look for duplication and waste.

The Application Knowledge BaseAn Application Knowledge Base is the central repository of all relevant dataabout each application in your estate. The most basic implementation includes information about:

•Applicationnameandversion•Applicationtype–WeborDesktop•Location•Vendorwebsiteandcontactdetails•Function•Usage:who&howmuch•Licensestatus•Supportstatusandrequirements

This is then supplemented with Application Compatibility information from stage 3 (below) to create the single source of truth that all migration personnel will work from.

Camwood Survey™

Camwood Survey™ is our implementation of the market-leading application lifecycle management tool, Scalable Survey™. We use it to accelerate and automate the application audit process.

Camwood Survey generates a usage map of the software installed in your organization – all organized in a central knowledge base that’s optimized for migration programs (and it also helps you to scale your server farm and reduce your license spend!).

Application Estate Audit (continued)The process

Categorizing your Applications Web and Desktop Applications don’t exist ina vacuum. The categorization stage determines the role that each plays in the business to better inform rationalization and migration decisions.

Categorization is largely a process of grouping applications into functional groups such as:•Toidentifyduplicationandwaste•Toguiderationalisation•Tohelpdrivedownlicensingcosts

Then into finer sub-categories such as (in the case of productivity apps) word processing, spreadsheet, page layout, presentation, etc.

The Camwood Application TaxonomyApplication Categorization is a laborious, manual process. It helps to leverage migration intelligence from other companies and migrations.

Camwood has captured our experience from many migration programs into a powerful assets that accelerates categorization:

• The Application Taxonomy is our proprietary schema for all enterprise applications, including all relevant categories and detailed sub-categories.

This tool speeds up application categorization while making it more accurate.

Application Compatibility TestingThe process

The next piece of the Application Migration Intelligence puzzle is the ‘App Compat’ piece, establishing these essential facts:

•Which applications are ready to migrate to the platform or platforms being considered (Windows 7, App-V, Citrix, server-based, 64-bit, etc).

•Which need remediation and how extensive that remediation will be.

•Which will not migrate and will need to be retired or deployed in an alternative way. Knowing the answers to these questions before migration decisions are made or migration processes started can save millions of pounds and unquantifiable frustration.

Don’t try this without automationApplication Compatibility Testing usedto be an entirely manual process.

Today, it’s largely automated.Camwood uses ApptiTude, automated application compatibility software from App-DNA. AppTitude analyzes every application, then runs its ‘DNA’ profile against the target platform to spot potential problems – and recommend fixes – fast.

AppTitude generates quick ‘traffic-light’ toplines to show exactly which applications will migrate easily, which will need help, which will present problems and why – plus deep drill-downswith remediation advice.

Camwood ‘tunes’ the output from AppTitude for each enterprise and its specific strategy, infrastructure and application estate. The result is many more ‘green light’ apps, allowing your testers to focus on the real problems.

Two critical takeaways:1 You can’t migrate a large application estate without extensive App Compat testing.2 You’d be crazy to do this manually.

The knowledge base is completeYour application compatibility data is now added to the audit data to complete your Application Knowledge Base. We’re ready to rationalize.

3

Page 10: Camwood E Book App Mig Intell 0301 1110

Application RationalizationThe process

Application Rationalization is the most important part of anyApplication Migration Intelligence program and any migration.

The idea is simple: it makes no sense to spend time and money testing, packaging, deploying, supporting and licensing what you’re nevergoing to use.

Application Rationalization is where youdecide what applications you really needto bring forward and which can be retired. And the benefits are enormous.

The benefits of rationalization•Dramaticallyreducetestingtimeandcost•Acceleratepackaging, sequencingandQA•Cutmonthsandmillionsfromyourmigration•Reducesoftwarelicensingcosts•Removeneedlesssupportandmaintenance of under-used applications

I know, we had you at ‘Dramatically reduce…’

Example: saving $8.8 millionon a single applicationBank A is licensing a $500 project management software package forall 20,000 employees at a total costof $10 million a year.

The estate audit shows that only 1,000 employees use the full package; 10,000 could use a $20 view-only version;and 9,000 don’t need the software at all.

Total savings: $8.8 million per year. Not bad.

How many apps canyou expect to retire? One rationalization metric is the Compression Ratio: the percentageof an application estate that survives rationalization.

Your own Compression Ratio will dependon many factors, including how ‘locked down’ your desktops are and how aggressive you want to be with your rationalization. But we’ve helped reduce estatesby anywhere from 30-65%.

It’s not unusual to start with 9,000 applications and end up with 3,500 – a Compression Ratio of 38%. Imagine how much that saves in migration costs alone.

Application Rationalization (continued)The process

BUMP time: working with the businessClearly, you can’t retire applicationsthat might be important to the business. Application Migration Intelligence allows you to have informed, constructive dialog with the business units to determine the right future path for each application.

Your migration team will come out of the first three stages of the Application Migration Intelligence program with clear Business Unit Migration Plan (BUMP) based on facts.

At this point, the candidates for retirement will be pretty obvious. And, if you’re like most large enterprises, there will be thousands.

It’s how you sell itYou walk into a meeting with, say,the finance department to discussthe upcoming migration.

Instead of waffling on about Windows 7and how you hope to get them there, you hit them with your Business Unit Migration Plan, complete with forward path for every app, your rationale, timing, budget and the datato support it all.

Now that’s how you get buy-into a rationalisation program.

Page 12: Camwood E Book App Mig Intell 0301 1110

Deployment StrategyThe process

Stage 5 in the Application Migration Intelligence process is the development of a deployment strategy that makes sense for the business.

It’s time to decide how you want to optimize your desktops – whether it’s Windows 7, App-V, Citrix, server-based computing or a combination. Whether it’s 32-bit, 64-bit or a blend.

The critical idea here is that, because you’ve gone through a systematic intelligence-gathering process, you’re completely qualified to make this call.

Without the insight generated from Application Migration Intelligence, you’re flying blind.

We’ve seen large businesses get 75% throughan expensive migration before realizing their most critical apps won’t migrate to the chosen platform.

ConsiderationsThe biggest input to your deployment strategy, of course, is your App Compat test result. This lets you see not only how many apps are ready to go but how difficult it will be to remediate the others.

Other considerations that will inform your deployment strategy include:•Office 2010 impacts – do your apps play nicely with the new Office?•Web browser impacts – how about Internet Explorer 8 and 9?•Data impacts – will the migration break your database infrastructure?

Take these all into consideration and your deployment strategy will be more accurate, more effective and much more efficient. That’s what it’s all about.

Your Application Migration Intelligence jobis done. It’s time to kick off the smoothest, fastest and lowest-cost migration you’ve ever run.

You’ve rationalized down to a lean, mean application portfolio. You’ve got a rich, detailed Application Knowledge Base. You’re ready to migrate. The only question is: migrate where?

Case in pointA major bank was well on the roadto a 64-bit App-V platform -- until an analysis of their business-critical applications showed that only 30% would survive the move. Finding out early saved them a world of pain.

The benefits of Application Migration Intelligence

With Application Migration Intelligence, you’re a hero:•Takemonthsoffthemigrationschedule•Turnyourbloatedappestateintoaleanportfolio•Savemillionsintesting, packaging, sequencing and remediation•Reducetheriskofbusinessdisruption•Keepuserwhingingtoatolerableminimum•Maketherightdeploymentdecisions•Arriveatyourdestinationingreatshape for ongoing app management

The costsA thorough Application MigrationIntelligence program costs money too.Probably hundreds of thousands of dollars.

You’ll need someone to run the program. You’ll need to license some important software (for audit and app-compat testing). And you’ll probably want expert consultants by your side (we happen to know the best in the business).

But the time and money invested up front is literally guaranteed to save you millions down the road. That’s an intelligent investment.

Migrating any large application estate is a non-trivial challenge.Without the appropriate intelligence, you’re going to spend too much, take too long, disrupt the business and get dirty looks from your colleagues.

How Intelligence improvesall migration stages

DoingThis includes testing, packaging, sequencingand user acceptance testing – everything you have to do to get an application to work on the target machine and co-exist with other apps and data.

How Application Migration Intelligence helps:•Thousandsfewerapplicationstoprocess•Betterinsightsintoeach:targetedremediation•Lesstestingandmoreright-first-timepackages

A dollar spent in up-front Intelligence can save 8-15 dollars in packaging and testing alone.

DeployingThe processes to physically get the applicationto the target device and plumb it in.

How Application Migration Intelligence helps:•Fewerapplicationstodeploy•Betterinsightsintoeach•Inbettershape:ready, compatible and packaged correctly

The actual application migration begins when the Application Migration Intelligence process ends. But the benefits of the Intelligence program effects every stage of the actual deployment: the Doing, Deploying and Managing.

ManagingOnce the migration is complete, you needto manage the applications you’ve gotand the processes for procuring, on-boarding and managing new ones. The ‘Business As Usual’ dividends generated by Intelligence are significant.

How Application Migration Intelligence helps•Thousandsfewerapplicationstomanage, support & update•AKnowledgeBasetoinformapplication acquisition decisions•Agovernanceframeworktostreamline all ongoing processes

For one client, best-practice processes reduced application acquisition from 105 days to 17 days. It started with Intelligence.

Conclusion:Intelligence pays

We hope we’ve shown that a rigorous, systematic approach to gathering insight into your application estate – and rationalizing it before migrating – makes a lot of sense. And that not doing sois tantamount to malpractice.

What next?No matter when you plan to migrate your applications to the next platform, the timeto start planning your Application Migration Intelligence program is now.

The best place to start is with a conversationwith the people who invented the Application Migration Intelligence process and who have deployed it successfully with some of theworld’s largest companies.

In a one-hour meeting, Camwood will showyou what your Application Migration Intelligence program will deliver, how much it will cost, how long it will take and how to convince anyonein the business that this is a no-brainer.

Talking costs nothing.Let’s get stuck in.
