LCU replacement project: Lookback & Lessons learned

LCU replacement project
Started in May 2016
Oldest LCU in place since 2010
Major overhaul of existing systems:
New hardware, more memory, energy efficient CPU
New OS (CentOS 7.2) and going from 32-bit to 64-bit, no kernel-
PPS dependency anymore
New WinCC 3.14 Scada system
Use of XCAT + Ansible to install/setup all systems
Many systems: LCUs (50), Central systems (4),
Test/build/development systems (8)
Preparations
Systems ordered in June 2016, delivered in July
Preparing & Testing
Central systems test setup using virtual hosts (June/July)
LCU Test setup with Station hardware in Lab (August)
LCU Field setup on CS302 (October); participate in production
observations.
Preparations for NL replacement campaign started in October
Collect manpower (4 teams of 2 persons)
Instructions
Preparation of all LCUs and related equipment
Rollout on Nov. 7th. All systems replaced in one day;
Only 1 system had cables switched, fixed on the spot. All
others systems worked well from the start.

Replacing International LCUs
Date set for Dec 6th; no objections from international staff.
Systems installed and prepared for shipment
Many contacts with international station staff to make sure
systems were expected and sent to the right address
Keep track of shipments through Track&Trace
2 systems were in the wrong truck, but that was fixed by
DHL.
All systems arrived safely and in time.
Local staff had been booked and instructions were provided.

Replacing international LCUs (2)
On 6 Dec,
First station to report in was DE601
Station not working! We could not see the GPS signal. What
was wrong?
In the mean time, other stations started working as well; it
became a bit hectic in the ASTRON control room….
Other stations had no such issues..?
Turned out that DE601 had a modified setup for the GPS
because receiver had been broken. We sent a new receiver, and
then it worked fine
By the end of the day, all systems had been replaced and
checked for proper functioning.
Problems started when switching to LOCAL mode on Friday….
Do announcements for new LOFAR releases reach all who
should know about it?

Local configuration changes: If permanent, please
communicate these to me (schoenmakers@astron.nl), so I
can adapt the repository for local install.

Issues after replacement
Some of the issues that were reported after the placement:
Slow login from local systems to LCU
Hanging systems after going to LOCAL mode
Missing File/Directory permissions for local user accounts
Observing scripts failing and hanging on FR606/SE607
iStnMonitor not functioning properly
As of now, all these issues have been fixed (afaik…)

Lessons learned….
We have had a project evaluation at ASTRON. Main points:

Very happy with timely, positive response, cooperation and
patience of all ASTRON and station staff.
We had prepared switch for NL stations very well; indeed
we had no major issues there
Overall, project finished well within budget of ILT
All systems have run nearly flawlessly since replacement.

Lessons learned [2]….
On the other hand…
We underestimated the additional complexity of international
stations.
Should have used one International station as testbed for
two/three weeks before rolling out all systems
First switch to LOCAL mode should have been planned the
day after the handover (during weekday), so issues could
be found and solved immediately, not in a weekend rush.
Difficult to set up right communication channels from the start.
Not at all stations had been clear what the plans where with
the old LCU (keep in place or remove from station).

Open issues and future plans
Sometimes an LCU does not boot properly after a reboot
BIOS issue, currently tested on NL stations with manufacturer.
Future plans:
More frequent updates/patch installs of OS, WinCC
Twice a year during LOFAR stopdays
