WELCOME TO J-SOL5

Yasuteru Aoki Founder of J-SOL

President of Solution Focus Consulting Inc.

*This is an article written on the webpage of J-SOL5 and is different from the greeting

Message on the guidebook in Japanese.

What is happening when people are communicating in order to establish friendship

and cooperation can be described with two words: “resonate” and “amplify”. We are

naturally attracted to things and people we can resonate with. And then we try to

amplify the vibrations with which we feel “good”, “comfortable”, “right” or “interesting”

and thus realizing the potentiality and possibility of each other. In SF communication

we take the attitude of “respecting counterpart”. This generates positive expectation

and makes you feel “Oh, I can move toward what is ‘Kai(快:pleasure, comfort, good feel)’

with this person.” And once the resonance is in place, we can carefully choose what we

are going to amplify in the dialogue to follow. J-SOL5 will be a space for sharpening

your art of solution focus attention through paying conscious attention to the resonance

and amplification that take place in the so many conversations we are going to

experience in the conference. Some of them just happen naturally and some others

might be the consequence of conscious effort.

There is an interesting micro analysis research on Steve de Shazer’s therapeutic

conversations done in USA. Steve uses the reacting sound of “Mmm, huh” in various

tones to mean different things. They can be categorized into three according to the

function:

A: Normal tone telling that he is listening and maybe “And?”

B: Sounds with slightly high tone, which give the impression of “That’s good!!”

C: Short “Mmmh” in response to negative comment of the client as if to say, “OK. I

am listening to you but not really agreeing to what you are saying.”

( to be continued to p.14 )

“Resonate and Amplify”

Calligraphy written by Mr.Shobun Setsu

Among various wavelengths that echo and resonate,

what is going to be amplified…

we will see with enthusiasm.

KEY NOTE by Peter Sundman from Finland

Henkilön nimi | © Taitoba Oy, www.taitoba.fi

Why Ba?

• Experienced employees know a lot of how their work should be done in a efficient way.

• Much of this knowledge is personal (implicit) and not documented or shared by others (explicit).

• When such an experienced emplyee leaves his job or when others would need to get access to this knowledge or when the work should be developed,

• Then you need Ba!

Tacit/implicit and explicit knowledge

Tacit knowledge ’know -how’ is personal insights, creativitiy, intuition, hunches, judgment.

Teaching, learning not easy or to make visible, expressible and quantifyble. Also know-how and personal mental schemata and values.

Puts the explicit knowledge to work

Explicit knowledge ’know-what’

is shared information like instructions, habits, decisions, specifications, models and statistics.

This kind of knowledge is easily accessible and shared.

Why SF?

• Practical, down to earth

• Appreciative, encouraging and empowering

• Builds on available resources – only a little more needed

• Systematic and creative

• Interactive – sharing easy

Ba case example

1. Interest from the organization - needs - requisition

2. Choosing the case - posesses silent knowledge - some example situations

3. Recording the situations (data) - video, audio, notes - choosing key episodes

4. Sharing - discussion - interpretation - structuring

5. Distribution - documentation - data mining

Toh gastrointestinal clinic have been working toward the goal of “0% oversight” and “the

best medical services”. For this goal, they have been putting a lot of effort starting with

recruiting excellent staffs. However, when there was too much work load, the communication

deteriorated and that was very hard on staffs. So the number of staff was unstably changing

between 5 to 14 workers. Dr. Toh, the president of the clinic did not give up in the pursuit of

“burning(passionate) team” as Shiro Tenge`s word. In this struggle, he encountered SF.

“Recently we arrived at a point where we could say we succeeded in making a clinic which

offers best medical service while both staffs and patients are comfortable. In this presentation

We all know that change is the new normal – things are moving faster than ever, trends

come and go, we are surrounded by information and noise. How can we respond to this? Fight

it? Beat it? Stick our fingers in our ears and hope it goes away? Or…work with it!

Dr Mark McKergow will share the approach of Rutenso – the practical and incisive way of

working with constant change. Developed from decades of research and experience, Rutenso

breaks through thinking designed for a more stable world and offers you key strategies to lead,

transform and make progress in tough situations.

Long-held method like goals, targets, action plans, strategies, gap analysis, problem

solving and other predict-and-control tools can work – but do they work all the time? Here are

some practical alternatives which you can start using right away to gain impact and keep

moving, particularly when things are really tough.

Mark is well known for presenting cutting edge ideas with his own amazing blend of

scientific rigour and engaging presentation. This session will offer you a new way of thinking,

AND practical tools and experiences to start using it to build progress in tough situations in

your own organization. Rutenso is the real secret behand SF - the crucial thinking that makes

it work!

I would like to share through experiential workshop about the cases of SF utilization in

career education. I have been working on classes about career designing in universities. I also

run my personal school for career development school for individuals. I utilize and practice SF

in both classes and schools. I would like to share cases and experiences of them and explore the

possibility of SF in career education.

In order to develop and activate organization, we have used Solution Focus in the

department of general affairs and Institute of Water Processing (a department which assesses

environment). Each department made own themes of work and practiced Solution Focus. The

theme of general affairs was “supporting workplace so that members can smile”, and that of

Institute of Water Processing was “Practicing SF in workplace, especially focusing on meetings”.

We are going to share the result from practices of each department, such as better atmosphere

in workplace, emotional and mental differences, and achievements.

This presentation will be participative too. All the participants will have chance to share the

image of “enjoyable workplace”, and come up with small steps and successes.

■Expected participants:

Those who are eager to do something.

Those who are just beginning to utilize solution focus in organization or those who have

not yet done it.

■Key Learning:

What generates from SF

Resilience as a key concept: Resilience is a key concept in our lives, because change is

happening all the time. Today’s organisations are prone to change, since they operate in a

context that is constantly changing as well. The socio-economic context changes, the market

changes, technology changes and this can affect the mission, strategy or even existence of a

company. People and teams can survive and overcome such times of constant and complex

change by building skills in resilience. Resilience emerges in times of crisis but can also be

developed in times of prosperity. It’s all a matter of building resiliency habits like: accept

unwanted change, stay connected with others, imagine and anticipate the better future, let go

of the troublesome past, reconnect to the helpful past, refocus and reframe, set new goals, call

in resources and personal strengths, ask for help and advice, make simple and small steps to

improvement. We could say that resilience is the art of living a courageous life. It allows us to

cope with and recover from difficulties, hardship and change and to learn from them. And it

creates cooperation and support between people.

Resilient people and teams talk resilient language! And it has so much in common with SF

language. Let's take a full look at resilience from SF perspective.

Affirming questions is one of the most important solutionist skills, regardless of your field

of work. Affirming questions are used whenever we see a success - small or large. The most

common question to ask is "How did you do that", but there are many others. The question is

actually a very complex one. On one hand, it amplifies change by exploring what a person did to

achieve something - thereby making it possible to do more of it. On the other hand, it

compliments by an implicit claim that "it was you who did that". The question shows my view of

the person as "wow, I see you as someone who can make things happen". This works as a

compliment but it is implicit. At the same time, the affirming question is an exploration and

activation of the person’s skills and a hidden compliment, which makes it doubly powerful. In

this workshop, Michael will give an outline of the theory of affirming questions, show how they

are constructed. Then we will do an exercise to learn more about how to use them and how they

work. And finally, we will discuss how we can use this skill in our everyday work.

After the workshop, the participant will:

Understand the theory behind affirming questions

Recognize and create affirming questions

Experience how affirming questions work, and the effect of them

Have ideas on how to implement affirming questions in theory own work

How to teach someone else to start working in an SF, only by using affirming questions.

I have been using coaching and SF in my dental clinic. Some years ago I decided to start

conversation by letting patients notice their strength, instead of traditional and typical medical

explanation. Since then the motivation of patients to come to my clinic has changed

significantly. Also SF has contributed a lot to support families that has members who are

receiving public care. And SF helped sales person who come to my clinic. I will introduce “OK

searching glasses” which is a key that made these results possible.

different type of organizations will talk about what they do at their workplaces. They are going

to talk about small episodes in daily work rather than big projects or cases.

Each presenter’s role, field, SF environment in organization, experience and background of

SF are different. The only thing they share is that they are solutionists. The discussion among

3 leaders with diverse background will provide a lot of interesting ideas, learnings and findings.

What resonance and amplification will be generated by mutual inquiries?

Many people say that “SF is great, but how can I use it? Precisely because they are going to

share small episodes, you will find many practical and useful ideas!!

Lab West is a study group of SF. We have held workshops, one in every two-month since

J-SOL2 in 2009. Our experience can be helpful for those who want to start some kind of study

group of SF in your environment. In this session, we will invite you to make a clear image of

your study group, utilizing the ideas of every participants.

■Expected Participants:

Everyone who wants to keep practicing SF and expand “the space of co-learning”,

■Key Leaning:

Knowing the practical tips and important points of managing a study group

using SF, coming from experiences that Lab West went through.

Suppose the study group of your dream is already realized… what happens

there? We can make concrete image of the study group and small steps.

Getting to know people who share the same passion of learning SF.

This is a workshop for people who teach the SF approach. There are many ways to

engage participants and help them learn and using power point lectures is only one of them!

In this workshop, we design different processes to add variety to a workshop, using Howard

Garner’s multiple intelligence models as a guide. There will be a brief input, followed by an

interactive period where participants use the model to generate processes for themselves.

14:00- SF DIALOGUE 13

J-SOL5 RESONATE & AMPLIFY

Dialogue “RESONATE & AMPLIFY”

“What aspects of Japanese culture

have the European solutionists found

themselves resonating with?

Just like Japanese people think names with western alphabet look nicer, some

western people find it attractive or "cool" to have Kanji(Chinese Characters) in the

names of certain things. Sometimes we find it more attractive if something is labeled or

explained in other type of language than our own. Experiencing differences makes us

more curious and aware of our own culture. In this conference we are lucky to have so

many foreign eyes and ears that must have noticed so many differences in some useful

ways. Some of them had already been exploring into our culture and this is a great to

chance to hear what they found. Peter incorporated the concept of “Ba(場:field)” in his

work, Mark made up a new word, Rutenso(流転相), and Michael have been exploring the

similarity between SF and Eastern cultures. We must be very curious as to what do

these European solutionists find attractive in eastern or Japanese culture and how they

find connection between SF and our culture.

One of the most resourceful moment in SF conversation is the moment of

discovering a strength that was not so obvious to the person before. Even when the

person does not consider it as a strength at first, the reactions of the solutionist can

facilitate it. There may be certain things in us that we Japanese do not easily notice as

strength, when actually they can be our strong asset. So listening to the three

solutionists from Europe talk about their observations of our resources and OK

messages for us can be a great opportunity to increase our self-confidence.

Human interaction can be amazingly resourceful when we can focus on each other’s

strength that we ourselves are not so aware of. This session is planned so that we can

start resourceful conversations about ourselves built on the positive feedback of our

precious European friends.

WELCOME 14

J-SOL5 RESONATE & AMPLIFY

(continued from p.2) Normal tone of A is to maintain the

“resonating” relationship. High pitched sound of B is to direct the conversation toward resourceful interaction by “amplifying” the positive comment just said. Short sound of C is to avoid resonating with the negativity. To be able to resonate is very important. And at the same time the art of selective non-resonation is also important. Steve does it just with a short sound of “Mmm”. By doing so he avoids the amplification of the conversation into a problem talk, but he does it with such a sensitive touch that he still maintains the resonance of a working relationship. I think many effective SF practitioners share this skill. Insoo was very skillful in by-passing problem talk and going into resource talk by saying, “That’s important. But let us come back to this later”. And once they move on to the solution talk, there is no need to come back to the problem talk. Steve’s uttering of a short sound with various tonality had such a navigation effect. Isn’t that amazing? People often thought he was not as friendly as Insoo. But maybe he was doing something that had the same effect as Insoo`s “Wow” and big smile by small response of “Mmm, huh” in a subtle way. He developed his art of navigating the conversation by shortest sounds of normal resonating response, amplifying response, and least resonating response to the clients’ answers to his questions.

We can look at “resonate and amplify”

on such a micro level. We can also look at them in more abstract level such as value and way of life. We are expressing ourselves in our life in many channels such as clothing, behavior, language etc. And these expressions naturally react to each other. They can resonate and amplify or make dissonances when people are together. Human beings seem never to resonate 100% to each other nor make 100% dissonance to each other. So SF perspective is helpful in finding a way to co-operate

because we focus on resonance rather than dissonance. Once we become conscious of resonance, it is possible that we find out more resonance together.

I believe all participants can resonate

with each other to a high extent because everyone has heard of SF or J-SOL and felt some kind of resonance already and made decision to participate. So there will be many things that you resonate with in this conference, and things you cherish will have high chance of being amplified comfortably. Even if there is something that does not fit with your beliefs and values, your practice to search some resonating aspects and to amplify them will develop you as a solutionist. This skill is important to live in today’s society in which diversity is increasing rapidly, and this skill will be sophisticated by utilization of SF.

I have met Insoo, Dr. McKergow and other

great solutionists, learned with them, read the books those teachers had written. I found so many things in their teachings that I resonated with. However, what I have been teaching in the name of SF includes not only things that I literally translated, but also things that I resonated with and amplified in my own unique way, and things that I had learned before SF and resonated well with SF. So the sound of “Solution Focus” I make is a resonance that vibrates on a resonating board called Yasuteru Aoki. When I look at the western solutionists and also Asian solutionists, I notice without exception that everybody has a unique sound although we share certain wave length.

Steve left a very important concept of

“useful misunderstanding”. In my opinion nobody can escape from it and that is exactly why it is never boring to be human beings. In order to expand the extent of positive effect of “useful misunderstanding”, it is necessary to inquire into the “useful misunderstandings” of others. So while sharing the same wave length band called SF and being comfortably in a certain level of resonance, it is also very important that we listen carefully to the

J-SOL5 RESONATE & AMPLIFY

diverse sounds that all kinds of participants generate to find out which new sound you want to resonate with and amplify.

It is very exciting to think of to what I am going to resonate with, what I will amplify, and how I am going to express it in two days.

And can you imagine the feel, vibration or the shape & color of the resonance that we ALL are going to experience after two days? Wow!!

We welcome you to J-SOL5 where you are invited to resonate with your most valuable part of life and amplify it fully.
