John Viera was not all that happy at first to be tapped for what Ford was calling “Mega Projects.” Thought it might want to be a kiss of death for his career. 700 engineers were assigned to him. Pareto Principle . . . Idea . . . to Toolo Italian economist Vilfredo Pareto observed in 1906 that 80% of the land

in Italy was owned by 20% of the population; he developed the principle by observing that 20% of the pea pods in his garden contained 80% of the peas

o Microsoft found that fixing the top 20% of the most reported bugs eliminated 80% of the errors and crashes.

o In US health care 20% of patients use 80% of health care resources.o 80% of crimes are committed by 20% of criminals.o A financial services company found that less than 20% of a company's

customers generate positive income while more than 80% cost the company money

o The 2007 bestseller The 4-Hour Workweek by Timothy Ferriss recommends focusing one's attention on those 20% that contribute to 80% of the income. More notably, Ferriss also recommends firing those 20% of customers who take up the majority of one's time and cause the most trouble.

The “80/20 Rule” Rules!• The numbers keep bearing up:– In horse racing, 20% of the horses win 80% of the races.– We wear 20% of our clothes 80% of the time.– 80% of crime is caused by 20% of the criminal population,

and so on.• The 80/20 rule means that in any sector, a few—the 20%—

are absolutely vital, and the many—the 80 %—are less so.• Observe the Pareto Principle in your own business:– 80% of your sales come from 20% of your customers. – 80% of profits come from 20% of your products. – 80% of the profits made in your industry come from 20%

of the companies—and hey, if you’re not one of those companies, why not?

– 80% of the complaints come from 20% of your customers.

• Selling Who’s the highest performing salesperson in your organization? Could

they be helped to achieve even better results? Encourage your other sales people to adopt the best performer’s

methods. Focus your attention on the 20% of products and services that are

Rank your customers to find out which ones are in the profitable top 20%.

Increase services to the most valuable clients. On the opposite side . . . Reduce the amount of time and effort spent with customers that are producing little revenue.

• Markets Apply the 80/20 rule to the markets that you serve. If you sell multiple

products to different markets, evaluate and rank them.

Let’s 80/20 the Top 20%• The 80/20 Rule is pretty powerful on its own. Now let's

apply this concept more rigorously. • Take the 20% of your actions that generate 80% of your

results, then take 20% of that 20%. That means that 4% of your effort (the 20% of 20%) generates 64% of your results.

• Now let’s racket it up another level. . . Apply the 80/20 rule again . . .

• The math would mean that 1% (20% of 20% of 20%) generates 50% of your results! Think about it – 1% of your highest leverage work produces 50% of all your results!

“D time” is the 80 percent of unleveraged, wasteful time that only produces 20 percent of your total return. We could call this time the "80 Percent Mass.“ Or maybe the “80% Mess” since it eats up so much of our time.

Next there is “B time.” This is the highly focused 4 percent that generates 64 percent of your results. It’s the "4 percent Sweet Spot."

What would your "C time" activities be? Anything that earns money for you. This could include working on a contracted job or delivering a service.

And finally, there is the top of the pyramid — ”A time” - -the "Magic 1 Percent." Fully 50 percent of your results comes from these activities.

The Power of Priorities

• Most people have never examined their activities in terms of what produces the most results.

• When you really get this distinction and shift your focus from "putting in hours" to upgrading the type of work you do in the hours you do work, the results are amazing.

• Imagine you are an attorney who charges $300 an hour. What would your least productive activities be? Things like fixing a computer glitch, or making copies, or sorting out mail, or any of the things you do that you cannot bill a client for! What should you do with these activities? Delay them, delegate them, or dump them. You simply cannot afford to do them yourself.

• How about the 20% activities, the ones getting 80% of your results? Anything that is a billable time for you. This could include working on a legal brief, or reviewing a contract, or updating a client. Understand this: earning money can provide you with a great income, but you will always have to work exceptionally hard to earn it. This is the trap that catches a lot of high income professionals. They seek to increase their earnings by cranking out more hours. MISTAKE! More hours will only take you so far. Plus when you get there you'll be exhausted from all that work, and you'll be a stranger to your family!

About the author (an immodest tale): A published author (Bantam Books) Russ first started coaching and consulting as a speechwriter for top execs at General Motors. His reputation and experiences have lead to the firm being called upon for leadership in major organizational challenges, from turnarounds to business launches. Russ brings a focus and urgency (“Business as if your life depended on it”) that comes from personal experience. His wife has a terminal illness, and he has had to bring all his considerable skills to bear just to keep her alive.
