Our Ten-year Anniversary: Returning to and Thoroughly Implementing the Basics

 October 2014 marks the 10th anniversary of Toyota Boshoku’s three-way merger. We have reached this mile-stone as a result of the tireless efforts by the global Toyota Boshoku group members, and I would like to offer my gratitude to you all. At the time of the merger, we aimed to build Toyota Boshoku into a company with vitality that would enable us to expand globally. I feel that in these 10 years we have come steadily closer to our aim of having a truly global company.  Since the establishment of 2020 Vision, we have worked together in a concerted effort to achieve the goals laid out in that plan. On reflection, though, I must admit that ex-cessive focus on the extremely demanding target figures of 2020 Vision has given rise to new challenges. In-stead of just chasing numbers, I would like to emphasise that company members should once again take to heart

the image of what the Toyota Boshoku group aspires to be and work with tenacity to realise this aspiration.  Over the past 10 years, we have seen a number of incidents that have in-convenienced our cus-tomers in various places around the world. In light of which, I urge you all to return to and thor-

oughly implement the basics. By “basics,” I mean our fundamental philosophy and approach rather than written manuals, standards, and methods. Having a clearly defined fundamental philosophy is a vital in-gredient in truly knowing our roles and tackling them on a day-to-day basis. Since the merger, we have launched more than 40 op-erations, and we established a structure based on the con-cept of one hub per region whereby each region under-takes functional, horizontally aligned activities with Re-gional Management & Collaboration Huns(RM&CH) serv-ing as the core. Through this initiative, we have success-fully grown into a truly global corporate group. I believe, however, that we have yet to successfully turn our funda-mental philosophy into a common thread linking the vari-ous functions, such as personnel, sales, marketing, pro-curement, and production, as well as technology pertain-ing to production and other operations. Of course, we have provided the manuals and standards necessary to develop globally, but these do not take the place of a fun-damental philosophy to underpin our business and inform the way we react in any given situation. Whatever your function, an understanding of the fundamental philosophy that forms the base and core of your job will enable you to quickly react to and cope with irregularity.  As part of our return to the basics, remember that our proviso is to aim for mass-production monozukuri, i.e. the mass production of high quality products. We need or-ganic interaction and cooperation between many people and departments if we are to succeed in making quality products. So think deeply about the role of your division and job, and how you can coordinate and cooperate with other departments to create added value.

We Value People with the Initiative to Think, Decide, and Act

 I have urged you many times to take the initiative to think, decide, and act. All key personnel should first de-velop this autonomy in themselves, and then spread the message to others. There are times when I feel that even key personnel aren’t thinking for themselves. For ex-ample, if I make a suggestion, it invariably ends up word-for-word on a proposal. It makes me sad to think that per-haps this person cannot think for themself to create a proposal that generates added value. Similarly, when I ask for news on the achievements of specific teams, the managers report that their team is “working hard”. Hard work is, of course, important, but it is a means ‒ not a goal or achievement. Taken alone, working hard satisfies no-one but the hard worker. Your focus should be on translating your member’s hard work into tangible re-sults that you and they can be truly satisfied with.

Today’s Youngsters Are 2020’s Leaders

 I have a special message for all our young members ‒ the leaders and drivers of the future. Your youth and in-experience affords you the “luxury” of ignorance. I say it is a luxury because it gives you the ability to see things plainly and without the prejudice that foreknowledge brings. If you think something is odd, you can get away with calling it so; not for you the burden of feeling you should feign knowledge of something you have no idea about. Abandoning that innocent ignorance brings the real possibility that you won’t be able to see things for what they really are and recognize the things we truly need. Hold on to that ignorance as you learn from experi-enced colleagues and superiors and when you learn something new, question it ‒ is the current way sufficient or could there be a better way? I’d like to talk a little about my experience on the design team for a chassis when I was still a young engi-neer at Toyota Motors. While putting new suspension

into a particular model, as part of the design of a bracket to support the absorber, we incorporated an improvement in weight reduction ‒ a thinner plate than the previous model. Despite there being no problems at the prototype stage, a range of problems occurred when we went into pilot production. What could possibly have gone wrong? I compared a de-fective product with one that had passed the durability test, and searched for all kinds of causes inside and out, as well as in the accompanying designs and drawings. It turned out that the prototype had not been made in accor-dance with the drawings ‒ it was made with longer welded length ‒ so of course when the production trial model was made, faithful to the drawings, nothing matched up to what we had worked on during prototyping. This experience was a salutary lesson for me: it taught me the importance of genchi genbutsu, thinking things through in your own way, and striving tenaciously for re-sults. This experience was a high hurdle for me to over-come, but I grew as a result.

Towards 2020

 Earlier I talked about the significance of returning to the basics and taking the initiative to think, decide, and act. Don’t just accept that the current state of things is normal and correct; cast off those preconceptions, set high goals, dedicate yourself to achieving them with te-nacity, and be bold when you encounter challenges. A healthy refusal to rest on your laurels and a desire to think and try new things is sure to lead to results and personal growth in time. Not acting autonomously is a great personal loss to you and a collective loss to the com-pany because, although brave autonomy sometimes re-sults in failure, failure teaches us lessons, and lessons learned are valuable assets. In the 10th anniversary year of the merger, reawaken your hearts, make a start on the quest to realise the image of what the Toyota Boshoku group aspire to be in 2020, and let us come together as one to journey to a new stage.

10 years have passed since the birth of Toyota Boshoku, following the merger of Toyoda Boshoku, Araco and Takanichi in October 2004. The ensuing decade has been a time of great challenge as the Toyota Boshoku group strives to become a truly global company. Celebrating our ten-year anniversary, we look back on the trajectory and growth over this decade.

After the merger of three-company, consolidated net sales exceeded 1 trillion yen for the fi rst time for the year ended March 31, 2007.

It’s great to have more members working alongside you. We know it's important to work with an open mind and global perspective and to respect the values of other cultures.

Unit p roduction has increased approximately 1.5 times. Let’s think about the customers who ride in our cars and continue to build great seats.

These fi gures are cases of kaizen reported from production sites and recorded in the database. Data that can be share globally has tripled in 3 years. This is the result of everyone’s continued kaizen commitment.

Participants put a lot of eff ort into the race, with some teams preparing for the entire year. Plus, big crowds turn out to cheer on the runners.

Little by little, we are reducing these numbers. Let’s stay aware and continue our eff orts and be a company that promotes the global environment.

In 2006, the Eco-Forest project began in Indonesia. From Indonesia to Thailand, China, Turkey and Japan, we are contributing to reforestation in 12 countries around the world.

The Technical Skills Training Center conducts education based on the three pillars of “foster ing managers and supervisors,” “establishing exce l len t manufac tu r ing skil ls” and “strengthening maintenance skills”.

We introduce various types of comparable data following the Toyota Boshoku group merger.Periods of comparison diff er depending on the start date of initiatives and the start date of data collection.

After the merger the Toyota Boshoku group had 20 affiliated companies in Japan and 58 companies outside Japan. In the last 10 years, 40 entities have begun new production or operations.

Here’s just one example of the eff ects: GSPH numbers for pressing machines have gone up 15% across the group as a whole!

● TQM PROMOTION DEPT.

As the department in charge of promoting quality control training, we take the initiative in taking QC certification exams. Through individual self-learning and mutual encouragement and study, 7 of our 13 member have been promoted to top Senior Administrative & Engineering Grades.

● BR ADVANCED SEAT COMPONENTS DEVELOPMENT DEPT.

Established this year (2014) in June, we are made up of employees from the Advanced Development Div. and each of the Seat Design Div. We are charged with developing new functional parts, such as seat slides and recliners. Although our department is completely new, we are working to file patents and improve our English skills.

● TOYOTA MARKETING & SALES DIV.

As the contact point for customers, we are normally engaged in the tough business of providing product quotes and negotiating prices. But in private, many of our members are sports enthusiasts, eager to participate in the regatta and Ekiden. The events are a chance to show a different side of us outside of work, to enjoy ourselves and have fun together.

● TECHNICAL ADMINISTRATION DIV.

This year marked the 9 th running of the Toyota Boshoku Ekiden. In the past, our team was too strong, consistently taking the winner and runner-up prizes, so the rules had to be changed twice. Because of us, former track-and-field club members must wait 10 years after retirement before they are eligible for entry. These days, we put our efforts into supporting athletes and energizing the event.

A product inspection and testing laboratory was established at Tsutsumi Plant. We added 8 new testing machines, consisting of 6 different kinds of machines. This has allowed us to perform faster, more systematic product inspections. By bringing together people from the engineering, production engineering and production divisions, we can quickly develop genchi-genbutsu hands-on countermeasures.

For the last 6 years, the Electronics Evaluation Dept. of the Tsuchihashi Plant has had no accidents that caused disability or required time off work. Of the 47 workers in the Kariya Plant Facilities Maintenance Department, 23 are multi-skilled technicians with national certification in multiple occupational categories (tasks). We are increasing the number of certified technicians, with veterans providing instruction in machine maintenance, machine assembly, and more.

Wrinkles occur in seats during assembly. Traditionally, and as a matter of course, steaming and irons are used to smooth these out before delivery. However, we examined the cutting, sewing, and assembly processes to determine the root cause of the wrinkling. By changing sewing methods and adjusting sewing machines to match the characteristics of the seat covering, we eradicated wrinkles in the manufacturing process itself. (This was an example of Built In Quality With Ownership.)

We have been constantly pursuing an exceptional seat that suits excellent cars. We looked at what makes a car excel-lent. Although ideas vary, the most important thing is to ensure safety and security when driving. Translating this into seat development, the key is to support safe driving at all times for all types of customers. An exceptional seat is one that supports each part of the body when the car moves from side to side and up and down when cornering or driving on uneven surfaces, and front and back when G-forces are in play. In other words, a seat in which the driver feels as one with the vehicle and does not become fatigued. To de-velop such a seat, it is necessary to always take the per-spective of the person driving the car.

Seat development evolves through operations on the proving ground

Together with our specialists, the designated seat panels, who evaluate performance, comfort and other factors, many technical staff are ac-tively involved in our seat production. We have accumulated valuable data in endur-ance tests, performance tests, and more, and we used this large database when performing repeated seat evalua-

tions for each car model under development. However,

numerical results do not nec-essarily give us all the an-swers. Even if the data pres-ents good results, this may not translate into actual performance in the vehicle. Seats are key components that connect a person to the vehicle so it is critical to know how the person feels when using them. Therefore, we would borrow the proving ground of another company, and members of the designated seat panels would ride in the car to carry out dynamic evaluations and share knowledge with other parties involved in development.But now we have our own proving ground and have started trial operations. We are ready to develop products that truly satisfy customers in a more timely and flexible manner. Not only evaluators, but design and planning members are also expected to improve their evaluation capabilities. At the same time, it is important to find ways to quantify subjective evaluations in terms of the process of building a better seat. When developers can feel for themselves the strengths and weaknesses of their own products, they can be more confi-dent in promoting those products to the sales group and cus-tomers.

Become a global standard

In producing car seats, it is imperative for Toyota Boshoku to fully come to grips with the needs of automakers and users and to have a firm idea about the products we want to make. In addition to conventional testing and evaluations, I believe the proving ground can be used to build strengths

that we can show to the world to persuade the next genera-tion of customers to buy Toyota Boshoku seats. The ultimate aim of our seat production is for the customer to realize the second they sit down in a new car that the seat was made by Toyota Boshoku, and that the reason they do not become

fatigued after one or two hours drive is precisely because it is a Toyota Boshoku seat. We also want to be rated by auto-makers around the world as the global standard of seats. We pursue ultimate comfort and will continue striving to produce ideal seats.

Toyota Boshoku's carefully designed course, the Tajimi prov-ing ground, is 1,800 meters long. It includes a number of high-speed corners and hairpin curves, as well as a 670 meter straightaway, rough terrain and a special course.

One Step Closer to Producing the Ideal Seat

We adopted a driving circuit layout in which car noise does not echo in the vicinity by making use of the natural topography. The site is a former mine, so we prepared the ground and planted large numbers of young trees in a greening initiative.

We had Mr. Sakai, General Manager of the Evaluation & Engineering Division, speak about our seat production, which is set to be advanced through repeated testing and evaluation at the proving ground.

At a ceremony held by the Thai Ministry of Labor, TBSM was commended as the 2014 outstanding corporation for oc-cupational safety, health and working environment. Fabric proposed by Kawashima Textile Manufactures (Shanghai) is being used for audience seats in the Shanghai Symphony Hall. The main hall has 1,200 seats, and the small hall 87 seats. The main hall seating features 6 colors ranging from red to orange. The color gra-dation that imparts a warm atmosphere to the entire concert space has been highly praised by customers. Our involvement in the project has drawn much attention from other facilities outside of Shanghai.

The National Occupational Health, Safety and Working Environment Award Year 2014

The 2014 National Occupational Health, Safety and Working Environment Award ceremony was held by Thai Ministry of Labor. TBGT won the award for the 8th year running, and TBFST for the 6th year running. The awards recognize superior companies operating in Thailand. Criteria include inspec-tions of workplace safety, hygiene, and environment conducted by the Thai Ministry of Labor. Also, companies must not have undergone accident stop-pages lasting 3 or more days. Each and every employee will continue to promote a safe, clean workplace.

For GAC Toyota Motor’s new LEVIN model, our first seats, door trims, and headliners rolled off the production lines. In the ceremony to cele-brate the first rolling off, president Yoshikawa said “I would like to thank everyone for their efforts during the production set-up. As we go into full-scale production, let us keep working to maintain safety and qual-ity.” The representative for the employees gave an enthusiastic speech, saying that “we wil l work hard to provide our customers with safe, comfortable products.” After the ceremony, president Yoshikawa, vice president Horii, and other representatives performed the tape cutting.

An opening ceremony was held for the new TBPC Plant 2 in Biñan City, Laguna. The event was at-tended by 70 people, including Toyota Boshoku vice president Koyama and Toyota Boshoku Asia president Ioki. Plant 2 will manufacture headliners and carry out lamination of seat cover fabrics. At the ceremony, Mayor Alonte-Naguiat praised the factory, saying that she hoped the plant “would manufacture great products and grow together with the region.” President Sugata of Toyota Mo-tor Philippines Corporation also spoke at the cer-emony.

The Technical Skills Training Center held an observation tour for the media, with 14 newspaper and television companies visit ing the center. President Toyoda began the visit with a talk about the impor-tance of human resources development in monozukuri that Toyota Boshoku is pursuing. After this, vice president Koyama presented an overview of global human resources development system. Fol-lowing this, the media heard about the training of supervisors, which

The 7th company-wide meeting to present OJT※ results was held at Geo Hall in Sanage Plant. The goal of the meeting was to give new employees and their seniors a venue to widely present their notable OJT activities and encourage future OJT activities at worksites throughout the company. 8 groups were selected from a total of 109 groups of new employees and their workplace seniors this year. As part of our scholarship initiatives at Toyota Boshoku (China), Tianjin Intex and Tianjin Feng’ai hosted factory study tours attended by 9 scholarship students from Shanghai Jiao Tong University. Partici-pants were able to observe Toyota’s manufacturing methods on tours. Afterwards, students said that the tours were a very valu-able experience, as it allowed them to see advanced monozukuri in actual practice, rather than just hearing about them in a university

lecture. We will con-t inue to work w i th scholarship students to help cultivate su-perior workers who can contribute to the Chinese automobile industry.

We celebrated our 10th anniversary at a hotel in central TEDA. Toyota Boshoku (China) president Yamamoto opened the ceremony with a speech, saying “since the foundation in 2004, Tianjin Toyota Boshoku won the deep trust of our customers and achieved steady growth thanks to the efforts of all employees.
